feat(workspace): record workspace sync state and publish changes to clients - #1429
saravmajestic wants to merge 5 commits into
Conversation
…lients
Every client needed to say when workspace skills and memory were last
checked and what changed, but only the TUI sidebar could see part of it
("skills synced Xm ago"), and an IDE extension running `serve` saw nothing.
- Add `altimate/workspace/sync-state.ts`: one record per synced entity kind
per project (last checked, last changed, count, status, what changed),
persisted under the state dir so the TUI main thread and the server worker
share it. Diffs are generic over `{id: {label, version}}`, so a new kind
records the same metadata.
- Skill sync and memory loads record into it from their existing paths; no
new timers. The first check is a baseline, not a change.
- Publish `altimate.workspace.sync.changed` on the bus, only when a check
found a difference or an error state changed.
- Add `GET /altimate/workspace/status`, returning the recorded state for the
request's workspace.
- TUI sidebar shows "memory loaded Xm ago" from the same state.

Fixed in the merge commit. The route now returns binding: "bound" | "unbound" | "unknown", so an unconfirmed binding is no longer reported as unbound. It stays a 200 rather than a 503: the extension renders "unknown" as its own state. Test: "says when the binding could not be resolved".

This one doesn't apply: test/preload.ts sets XDG_STATE_HOME to a per-run temp directory before any src import, so this write never reaches a developer's state. The route tests now also stub the account scope the record needs.

Prevent stale snapshots from crossing workspace rebinds.
A read-side guard exists, but snapshotIsOurs validates only tenant, API URL, and credential digest. It does not compare the manifest's datamateId with the current binding. Therefore, when the same account rebinds to another workspace, the old run can publish its staged tree and discovery accepts it as owned. The next registry refresh can load those old skills for the new workspace.
Use a binding epoch or equivalent serialized binding check around the publication swap. Discard stale staging and skip state recording when the captured binding is no longer current.

The state-recording half is fixed in 9d36087: a skill sync whose binding is no longer current, re-resolved just before the write, records nothing. The publication-swap race (a staged snapshot published after a same-account rebind) is in the existing snapshot code and predates this PR. I'll leave it for a separate change rather than widen this one.

@saravmajestic Thanks for clarifying. The supplied code passes an isCurrent check to SyncState.record, which covers the stale state-recording concern.
I accept keeping the pre-existing publication-swap race outside this PR. That part of the finding remains deferred. Would you like me to open a follow-up GitHub issue for it?

WARNING: Keep private workspace sync metadata in a private file
writeJsonAtomic creates its temporary JSON file without a mode and renames it into place; under a typical 022 umask this record is 0644. It contains the checkout path, skill names, memory titles and failure details, so another local user on a traversable state directory can read private workspace metadata. The adjacent binding and memory-index writers explicitly chmod their files to 0600; this writer needs the same protection (ideally from creation).

WARNING: Serialize read-modify-write across worker threads and processes
This writes map exists only in the current module realm. The TUI main thread, its server worker, and a separate CLI process can all update the same per-directory JSON. If a skill writer and a memory writer both read the old file before either writeJsonAtomic rename, the later rename drops the other kind entirely; atomic renames prevent partial files, not lost updates. The new Promise.all test exercises only one map. Use a cross-realm coordination mechanism, or split entities into independent files.

Fixed in 9d36087. Each kind now has its own file, so writers of different kinds never touch the same file. A second writer of the same kind in another realm can lose at most that kind's earlier check, and the next check rewrites it. That is documented in the module header. WARNING: Fence old sync results before replacing a newer workspace's state
A memory commit schedules record() through a detached dynamic import; it can reach this branch after the project is rebound and the new workspace has already recorded state. The older workspace ID then unconditionally replaces the new workspace's file, making /altimate/workspace/status return no entities for the current binding; the same problem occurs when an older same-binding load settles after a newer one. Check binding identity and result freshness at commit time rather than treating whichever record runs last as authoritative.

Documented in the module header in 9d36087. The per-turn syncs run in the server worker, so their events reach /event. A refresh on the TUI main thread or in a separate CLI process writes the file but has no subscriber. The sidebar and the status route read the file, so nothing is lost for them.

Intentional. A baseline is not news, and the extension pulls GET /altimate/workspace/status when the server becomes ready and on each render or refresh, so it picks up the first snapshot without an event.

Leaving this as is. The record is status metadata, and the next run diffs against the last persisted items, so a dropped final record only delays a change report. Holding a one-shot run's exit open for it isn't worth the cost.

SUGGESTION: Show the known load time when the local count cannot be read
Manage.status sets memory: null and memoryUnreadable: true if reading the local memory count fails, but still supplies the sync-state load time. Requiring detail()?.memory hides the one useful known value precisely during that local read failure. Gate this line on memory being enabled and memoryLoadedAt, without coupling it to a successful local count read.

SUGGESTION: Test a display name different from the public ID
This test says changes are reported by name, but the serve() fixture sets every name equal to public_id, so the assertion also passes if the new parsePage name extraction never runs. Include a skill whose name differs from its ID and assert that the change contains the name; that covers the new label behavior rather than just the fallback.

Review: request changes
Three issues should be fixed before merge. The rest are smaller follow-ups. The touched test files pass locally (295/295), and there are no typecheck errors in the changed files.
Major (inline):
- Most memory load failures are never recorded (
memory-sync.ts). - A late record from the previous binding wipes the new workspace's state (
sync-state.ts). - The state file is not written
0o600(sync-state.ts).
Minor
- Cross-writer lost updates (
sync-state.ts:152).- The
writeschain serializes only within one JS realm. The TUI main thread (Manage.refresh), the server worker and a CLI process can each read the old file and rename over each other, dropping the other kind's update. - Only status metadata is lost, and the next check of that kind rewrites it. In the meantime, though, a change event or error transition can be missed.
- Cheapest fix: one file per kind (
<key>.<kind>.json).
- The
- Events published outside the serving process never reach
/event(sync-state.ts:207).Bus.publishis instance-local. A TUI palette refresh runs on the main thread, and/eventis served from the worker. A separate CLI process has the same gap.GlobalBusalone does not fix this, because it is also thread-local.- Delivery works for the IDE extension against
serve. Either document the limitation, or run or relay the sync through the worker.
- Memory items are keyed only by
block.id(memory-sync.ts:1486).belongsHereadmits global blocks plus project blocks from every project in the workspace, andblock_idis a chosen slug. Duplicates collapse, socountundercounts, and if record order varies the survivingversionflips and reports a spurious "updated".- Key by
${scope}:${origin ?? "own"}:${id}or by the cloud record id.
- A carried skill is recorded at the remote version (
skill-sync.ts:263).- When the v2 download fails and v1 is carried forward, the id is not in
dropped, so the item records v2'supdatedAt. The later successful install is never announced as "updated". - Record the prior manifest's version for carried ids.
- When the v2 download fails and v1 is carried forward, the id is not in
memoryLoadedAtadvances on failed checks (manage.ts:165).- It is
lastCheckedAt, which also advances on failed checks. Once (1) is fixed, the sidebar would read "memory loaded 1m ago" during an outage. - Surface it only when
status === "ok", or track a separate last-success time.
- It is
- The status route reports
unknownas unbound (server.ts:1160).resolveBindingOutcomereturnsunknownfor missing credentials, an invalid pin, or a network failure. The route answersdatamateId: null, which a client will render as "not linked".- Return the binding status alongside
datamateId.
- Tests prove less than they claim.
- In
skill-sync.test.ts, the "reported by name" fixture setsname === public_id, so it passes even ifparsePage's name extraction is broken. Use a name that differs from the id. sync-state.test.tsspiesBus.publish. That proves a call happened, not that a/eventsubscriber receives the event.
- In
Nits
diffusesid in next/previous[id], which see inheritedObject.prototypekeys. A block id ofconstructorwould never be reported as removed. UseObject.hasOwn.workspace-sidebar.tsx:311:detail()?.memoryisnullwhen the local count is unreadable, which hides a known load time. Gate onmemoryLoadedAtalone.
Missing tests
- A memory load that throws after the binding resolved, and a refresh error.
- A delayed old-binding record that lands after the new binding has recorded.
- The persisted file mode.
- A carried skill.
- The route with an
unknownbinding, and with a bound project that has nothing recorded yet. - Two writers of different kinds from separate module instances.
Two existing bot comments that don't hold
- "The route test writes real persisted state."
test/preload.tspointsXDG_STATE_HOMEat a tmp dir. - "Duplicate
altimate_change endin the sidebar." The inner marker closes the new block, and the outer one closes the pre-existing enclosing block.
Good
- The first check counts as a baseline, and a failed read keeps the last-known items.
- Recording never throws into a sync: guarded lazy import,
.catchon publish. - The generic
{id: {label, version}}diff makes adding a new entity kind easy. - The route reuses
workspaceRouteRefusaland strips the internalitemsmap.

| function recordSyncState(outcome: LoadOutcome): void { | ||
| if (!outcome.dir || outcome.datamateId === undefined) return |
There was a problem hiding this comment.
MAJOR: most memory load failures never reach the sync state.
- This guard drops every error outcome produced by the
catchinloadWorkspaceMemory(around L1446). Thatcatchreturns{status: "error", epoch: vouched, dir}with nodatamateId. It covers every thrown failure after the binding resolved:fetchKnownRecordsnetwork/5xx, reap, parse. refresh()(around L1539) also returns onstatus === "error"before it reachescommitLoad, so an explicit refresh failure is never recorded either.- Net effect: only
memoryStatus() === "error"produces a memory error record. When the service is down, the status route and sidebar keep reportingok, and no error or recoverysync.changedevent fires. The "errors published once, recovery published" behaviour holds only for skills. - The recorded error is also always the fixed string "could not load workspace memory".
Fix:
- Declare
let datamateId: number | undefinedbefore thetry. - Assign it once the binding resolves.
- Return it from the
catch. - Call
recordSyncState(outcome)on the refresh error branch, after its epoch check. - Add a test where
fetchKnownRecordsthrows, asserting an error state and then a recovery event.
There was a problem hiding this comment.
Fixed in 9d36087. loadWorkspaceMemory now carries the resolved datamateId out of its catch, and refresh() records its error outcome before returning. The previous overlay is still kept. Tests: "a load that fails is recorded as an error against the workspace it resolved" covers the list failing after the binding resolved, through refresh.
| const stored = readStored(directory) | ||
| // Another workspace's state describes nothing about this one: start over. | ||
| const file: StoredFile = | ||
| stored && stored.datamateId === datamateId ? stored : { version: 1, directory: canon, datamateId, entities: {} } |
There was a problem hiding this comment.
MAJOR: a late record from the previous binding wipes the new workspace's state.
applyreplaces the whole file wheneverstored.datamateId !== datamateId. It never checks whetherdatamateIdis still the project's current binding.syncSkillscapturescheckedDatamateIdearly and records at the end of a long run. The memory record is a detachedimport().then(...)that runs aftercommitLoad's epoch check.- Sequence: rebind A→B, then B records, then A's late record lands.
- A's record discards B's entities and publishes an A event.
- B's next record discards A's and is treated as a baseline, so a real B change in that window is never reported.
- The per-file
writeschain orders these writes but does not discard stale ones.
Fix:
- Before writing, re-check the binding epoch the sync already tracks, and drop records for a binding that is no longer current. Alternatively, key the file by
(directory, datamateId)so different bindings never share a file. - Add a test where a delayed record for A lands after B has recorded.
There was a problem hiding this comment.
Fixed in 9d36087. SyncState.record takes an isCurrent option that is checked immediately before the write. Memory compares against the load's binding epoch. Skills re-resolve the binding and compare the datamateId. Test: "a record that settles after a relink does not replace the new binding's state". It holds the write chain, unlinks, then releases the queued record, and it fails without the fence.
| ...(items ? { items } : {}), | ||

| Filesystem.writeJsonAtomic(filePath(directory), file) |
There was a problem hiding this comment.
MAJOR: the state file is written world-readable.
Filesystem.writeJsonAtomiccreates the temp file with the default umask (typically0644) and renames it into place.- Every sibling workspace state file enforces
0o600: the binding cache (state.ts), the memory index (memory-index.ts:106) and the attach snapshot (attach-snapshot.ts:205). - This file holds the checkout path, the workspace id, skill names, memory block titles and error text.
Fix: create the temp file with { mode: 0o600 }, as attach-snapshot.ts does, so there is no exposure window. At minimum, chmodSync(target, 0o600) after the rename, wrapped best-effort as in memory-index.ts.
There was a problem hiding this comment.
Fixed in 9d36087. The temp file is created with mode: 0o600, chmoded, then renamed, the same way attach-snapshot.ts does it. If anything fails, the temp file is removed and nothing is published. Test: "the state file is owner-only and no temp file is left behind".

- Write one state file per entity kind, so skill and memory writers in different threads or processes never overwrite each other - Create the state file owner-only (`0o600`) before renaming it into place - Store the account scope with each record; another account's state for the same workspace id is neither served nor diffed against - Add `isCurrent` to `SyncState.record`: memory fences on the binding epoch, skills re-resolve the binding, and a late result from a previous binding is dropped - Record memory load failures, both from the load's `catch` (now carrying the resolved `datamateId`) and from `refresh()`'s error branch - Clear the memory record when memory is turned off or the project is unlinked (`SyncState.forget`), so an earlier error does not stay latched - Key memory items by scope, origin and id - Record a skill kept at its previous copy at that copy's version - Add `lastSucceededAt`; "memory loaded" in the sidebar reads it and is gated on it alone - Use `Object.hasOwn` in `diff`; make `read` async - Document that events from a refresh outside the serving process reach no `/event` subscriber - Tests: failed memory loads, late records after a relink, file mode, carried skills, two writers, account scope, `forget`, `unknown` and empty-bound status routes, and a skill name that differs from its id Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>

WARNING: Preserve the binding's stale flag in status responses
resolveBindingOutcome returns { status: "bound", stale: true } when the server cannot verify a cached link, and a memoized miss can similarly be { status: "unbound", stale: true }. Both arms of this route discard that flag, so an IDE client receives an apparently confirmed workspace/status (or an apparently confirmed unlink) when it is only last known and may have changed remotely. Return freshness alongside binding for both responses, as the CLI status path does.

WARNING: Announce removal of a previously published entity
forget removes memory status on disable/unlink and skill status on deactivation without sending any invalidation. An IDE client that read the previous count or error and then listens to /event retains that old state, even when this runs in its own serving worker; unlike a changed record, nothing tells it to GET status again. Publish a removal/status-invalidated signal when an existing record is retired (without treating its old items as an ordinary sync change).

Not in this PR. A removal event needs a new event shape plus a consumer in the extension. Today the extension re-reads GET /altimate/workspace/status on server-ready, on render and on refresh, and the paths that retire a record (unlink, memory off, deactivation) are ones the panel already re-reads after. I'll raise it as a follow-up with the extension.

SUGGESTION: Hide the historical load time when local memory is off
If memory was loaded before ALTIMATE_DISABLE_MEMORY is set, MemorySync.isEnabled() makes Manage.status return memory: null but the persisted lastSucceededAt remains. This new condition now renders memory loaded Xm ago as the only memory line even though the feature is disabled on this machine. Check enablement separately from the local count, so an unreadable count can still show a known load time without showing it for a disabled feature.

Peer review (lead + gpt-5.6-sol, 1 convergence round)
Verdict: request changes. There is one MAJOR finding; the rest are minor.
The design is solid:
- the first read is a baseline, so the whole workspace isn't announced as added
- one file per kind, written owner-only
- recording is fenced on the binding and never fails a sync
- events are published only on a change or an error-state change
Findings, inline:
- MAJOR: account scope is captured at write time, not at fetch time (
sync-state.ts). - MINOR: an older cross-realm write can roll state back.
- MINOR: unlink never clears the memory record.
- MINOR: memory item keys can collide.
- MINOR: the status route reports a
stalebinding asbound. - MINOR: skill recording is awaited on the foreground turn path.
- NIT: nested
altimate_changemarkers in the sidebar.
Missing tests:
- an account switch with the same
datamateId - writes from two processes landing out of order
- unlink, then relink before the next memory load
- global blocks with the same
block_id - the status route with a stale binding
- the sidebar's
memory loadedline
Cross-checks:
- No unrelated files.
- Comment hygiene is clean.
- Naming is clean.
- Scope can't be verified: the PR links no ticket.

| log.info("dropped a sync result for a binding that is no longer current", { kind, datamateId }) | ||
| return | ||

| const scope = await scopeKey() |
There was a problem hiding this comment.
MAJOR (security/data) — account scope is read at write time, not at fetch time.
scopeKey() runs here, after the sync has already fetched, and isCurrent only compares datamateId (skills) or the binding epoch (memory). Workspace ids are per tenant (see the StoredFile.scope doc). So consider this: credentials switch from account A to account B while a sync is in flight, and B is also bound to workspace 7. A's skill names, memory titles and error text then get persisted and published under B's scope.
Suggested fix: capture scopeKey() before the fetch, in syncSkills / loadWorkspaceMemory, and pass it in as RecordOptions.expectedScope. Then skip the write when await scopeKey() !== expectedScope. Please also add a test for an account switch with the same datamateId.
There was a problem hiding this comment.
Fixed in 04f1d55. Both syncs now capture the account before they fetch: skill-sync reads currentScope() before resolving the binding, and loadWorkspaceMemory reads it before anything else. They pass it as RecordOptions.scope. apply drops the write when the current scope differs or was null. Tests: an account switch while the list is in flight, for skills and for memory (same datamateId), plus a unit test in sync-state. Each one fails without the fix.

| const writes = new Map<string, Promise<void>>() |
There was a problem hiding this comment.
MINOR (data) — the cross-realm race is worse than the header says.
The header (L15-19) says the later rename "loses at most the earlier check". But the rename that lands last can come from the older observation, for example a slow worker sync against a fast CLI refresh. That rolls items, count and lastSucceededAt back. The next check then diffs against the stale items and re-announces a change that was already published, or a reverse one.
Suggested fix: persist the observation time captured before the fetch, and skip writing when the stored one is newer. That is a cheap compare-and-swap. At minimum, correct the header so it doesn't promise more than the code does.
There was a problem hiding this comment.
Fixed in 04f1d55. Each record now stores observedAt, the time its check started reading, captured before the fetch. A write whose observation is older than the stored one is dropped, so a slow writer can't roll the record back. The header now says what this does and doesn't cover: two processes writing in the same instant can both pass the check. Test: "an older observation never rolls a newer record back".

MINOR (logic) — unlink never clears the memory record.
Memory state is only forgotten when a later load observes unlinked. Manage.unlink resets the overlay and purges the skill snapshot (which forgets the skills record through deactivate), but it never forgets memory. If the project is relinked to the same workspace before the next load, the old memoryLoadedAt, count and error come back, and the sidebar shows "memory loaded Xm ago" for a load that never happened under this link.
Suggested fix: forget memory in unlink. Make it conditional on the binding being unchanged, the same way clearLocalBinding uses expect, so a concurrent relink's fresh record isn't deleted.
There was a problem hiding this comment.
Fixed in 04f1d55. Manage.unlink now forgets memory with before: <unlink start>, so a record that a relink's own load writes during the unlink is kept. When a relink lands mid-unlink (the leaveRelinked path), nothing is forgotten. Test: "unlink clears the memory record, so a relink does not bring back its load time".

MINOR (data) — item keys can collide.
origin is a display basename and is absent for globals and for this project's own blocks. Two cases collapse into one entry in Object.fromEntries:
- two teammates' global blocks with the same
block_id - two sibling repos that share a basename
The overlay keeps both blocks, but the record undercounts them and can miss adds, removes or updates. The doc comment above already notes that ids aren't unique across teammates.
Suggested fix: key on the cloud record's own id (CloudMemoryRecord.id), carried through toBlock, and keep origin for the label only.
There was a problem hiding this comment.
Fixed in 04f1d55. Items are now keyed by the cloud record's own id, built in loadWorkspaceMemory where the record is available. origin is only used for the label. Tests: two teammates' blocks with the same block_id are 2 items, and sibling repos sharing a basename are covered by the same keying.

MINOR (API contract) — stale bindings are reported as confirmed.
resolveBindingOutcome can return { status: "bound", stale: true } when the link could not be confirmed. This route reports that as binding: "bound". That contradicts the comment above it ("unknown … the service unreachable") and the sibling /altimate/workspace/starter route, which returns 503 on outcome.stale.
Suggested fix: either report binding: "unknown" for stale outcomes, or keep returning the last-known state but add stale: true so the extension can show it as last-known. Please add a route test for the stale case.
There was a problem hiding this comment.
Fixed in 04f1d55. The route now returns stale: true for a last-known bound or unbound answer, and false otherwise. Test: "marks a binding the server could not confirm just now as last known".

MINOR (performance) — recording now sits on the foreground turn path.
recordSyncState is awaited inside settled, and the foreground branch in session/prompt.ts waits on syncSkills before createUserMessage. Every synced turn now also waits on another resolveBindingOutcome (the isCurrent fence), currentScope(), a file write and a Bus.publish. Memory detaches the same work ("nothing waits on status metadata"); doing the same here would keep the two writers consistent.
Suggested fix: void recordSyncState(...). It already never throws. If the tests need to await it, expose the promise for tests.
Nit: the hanging if (...) await recordSyncState(\n canon, doesn't match the file's formatting. Use braces or let prettier format it.
There was a problem hiding this comment.
Fixed in 04f1d55. recordSyncState is detached from the turn. syncStateRecorded(directory) exposes the pending promise, which the tests await. The formatting nit is gone with it.

NIT — this altimate_change start/end pair is nested inside the status-lines block that opens at L297 and closes on L315. The inner pair is redundant, so please drop it to keep the upstream-merge markers flat.
There was a problem hiding this comment.
Fixed in 04f1d55: the inner pair is removed.
…ere read - Capture the account and the fetch time before each sync reads, and drop a record whose account changed meanwhile or whose observation is older than the stored one (no rollback by a slow writer) - Run the binding fence after the account lookup, immediately before the synchronous write - Skills: drop a record only when the project is confirmed bound elsewhere or unbound; a failed lookup keeps it. Record detached from the turn (`syncStateRecorded` for tests) - Skills: retire the record only after the snapshot is actually removed, and after any pending record from an earlier run - Memory: retire the record only on a confirmed unlink or memory turned off; key items by cloud record id; version by timestamp, text and tags - `forget` takes the same fences (`isCurrent`, `before`); unlink clears the memory record - Status route returns `stale` for a last-known binding - Sidebar: no "memory loaded" line while memory is off on this machine; drop the nested change markers - Tests for each case; mutation-checked against the unfixed code Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>

WARNING: Scope unlink's memory-state removal to the account being unlinked
clearLocalBinding keeps a cache row already owned by another account, but this directory-only forget does not check the stored record's scope. If account B has a memory record and account A unlinks this checkout, A removes B's count and last-load history even though B's binding was preserved. Pass the pinned scope into the retirement check and compare it with the stored scope.

WARNING: Do not mistake an in-flight old-binding load for a relink
before is when unlink/deactivation started, not when the old binding ceased to exist. A load started while the server DELETE is in flight can fetch and persist the old workspace before unlink completes, yet have observedAt > before; this condition keeps its record. Relinking to the same workspace then exposes the previous link's count and load time. Distinguish the binding identity or generation being retired rather than using only check-start time.

WARNING: Migrate existing memory item keys before diffing cloud IDs
Persisted version-2 records from the previous commit contain keys like global:own:<blockId> or project:<origin>:<blockId>. The first load after upgrading now produces record.id keys, and SyncState.diff compares them directly, reporting every existing block as removed and every cloud ID as added even when no memory changed. Preserve or migrate the old identity once so an upgrade does not publish a false workspace-wide change.

WARNING: Include detached skill records in one-shot shutdown draining
syncSkills returns after registering recorded, but flushPendingSyncs waits only for PendingTurns and inFlight, not pendingRecords. The shipped CLI link/workspace refresh await the sync and src/index.ts explicitly calls process.exit(), so a still-resolving binding check, state write, or event is cut off even though the snapshot was installed. Track these promises in the exit flush, or await status recording for one-shot callers.

WARNING: Check-start order can discard a later, fresher memory fetch
Two sessions can start A then B while A waits for credentials/binding resolution; B reads and records the old cloud list, then A reads a newly edited list. Because A's check started earlier, this guard drops its fresher result even though its session now uses the new blocks. The status and change event stay on B's old items until another load runs. Order observations when the items are actually fetched, not only when binding resolution begins.

WARNING: Preserve a confirmed unlink across the binding-epoch retry
When revalidation of a cached binding receives a real 404, resolveBindingOutcome drops its cached row and emits a binding change. loadWorkspaceMemory detects the epoch move and retries; that retry reads the five-minute miss memo as { status: "unbound", stale: true }. This line then changes confirmed to false, so recordSyncState does not retire the old memory record after a genuine server-side unlink. Carry the first confirmed verdict through the retry or distinguish this locally created miss from an unverified one.

WARNING: An unknown lookup can restore a removed skill record
A detached record can finish after another worker/process unlinks the project, removes the snapshot, and forgets its status. If that worker's follow-up binding lookup fails (no local row and a temporary outage), now is unknown/null; this newly accepting branch writes the old snapshot's count back. A later same-ID relink sees stale status and skips a fresh baseline. Do not treat an unverified result as proof of a current binding when recording work that can outlive unlink.

WARNING: Pin the status scope to the credentials actually used for this sync
This scope is read before resolveBindingOutcome and the later getCredentials() that determines the snapshot account and skill requests. If credentials change from A to B between these reads and B is bound to the same workspace ID, the sync can successfully publish B's snapshot, but SyncState.record rejects its A-stamped metadata. B then has installed skills without a recorded check or count until another sync. Capture the scope together with the credentials used for the binding/list, while still rejecting a switch during the fetch.

Issue for this PR
No separate issue (feature PR). Companion change in the IDE extension consumes the new route and event.
Type of change
What does this PR do?
Workspace skills re-sync on each turn (5-minute interval) and memory loads per session, but nothing recorded when those checks ran or what they changed. The TUI sidebar could show "skills synced Xm ago" from a marker file. An IDE extension running
servecould show nothing, and had no way to learn that a workspace had changed in SaaS short of re-running/workspace refresh. This adds a small per-project sync state and exposes it:
altimate/workspace/sync-state.ts. One record per synced entity kind (skills,memory):ok/error, and what the last change added, removed or updated, by label.lastSuccessfulSyncAtreads a marker from disk.{id: {label, version}}, so a future kind gets the same metadata by recording its items.syncSkills(from the list it read, minus skills it could not install) and memory'scommitLoad(hydrate and refresh) record from their existing paths. There are no new timers.altimate.workspace.sync.changedbus event. Published only when a check found a difference, or when a kind's error state changed (a new problem, a different problem, or recovery). Unchanged checks publish nothing.GET /altimate/workspace/status. Returns the recorded state for the request's workspace, resolved throughresolveBindingOutcome, so it is pin-aware. It is behind the same refusal gate as the other workspace routes.Recording never fails a sync: the import is guarded, writes are chained per file, and a publish without an instance is logged and dropped.
How did you verify your code works?
bun run typecheck: clean.test/altimate/workspace/sync-state.test.ts(10). It covers the diff, the baseline, publishing only on change, errors published once with last items kept and recovery published, kinds recorded independently, a rebind starting over, and a publish failure not failing the record.skill-sync.test.ts: added, updated, failed list, and an uninstallable skill. 126 pass.memory-sync.test.ts: a per-project diff by title, and unbound records nothing. 134 pass.altimate-workspace-routes.test.ts: bound, unbound, kill switch, browser origin. 25 pass.test/altimate/workspace,test/server,test/cli,test/session): 3494 pass. The 8 failures also fail on a cleanmainwith the same names (httpapi-mcpandhttpapi-experimentaltimeouts, twoprompt.test.tscases).servein code-server against a local backend, and attached skills to the workspace through the API:added: ["creating-dbt-models"]./event.Screenshots / recordings
Not a UI change in this repo apart from the sidebar line. The extension PR has screenshots of the consumer.
