Summary

Documentation-only pass. Sharpens Surface's positioning around the agents-first story and strips em dashes across the published docs. No code changes; surf check stays green.

Changes Made

  • New front-door positioning (README.md, docs/index.md): lead with "portable, always-fresh docs for agents and humans" - OKF (Google's open format) makes docs portable and accessible, Surface governs their freshness, and together they measurably improve how well agents perform.
  • OKF promoted to a co-equal pillar: moved the OKF section up to sit right after "how it works", instead of a footnote near the bottom.
  • "Why it matters" reframed positively: same benchmark evidence (3,250 graded completions), flipped from "stale docs make agents fail" to the positive payoff. Dropped the remaining accusatory framing ("completely false documentation", "poisons everyone").
  • Kept intact: the "What Surface does NOT do" honesty section and the no-security-lead rule; updated the README building-agent note to encode the new positioning.
  • Em dashes → hyphens across README, docs/**, and hubs/** (303 replacements). Excludes CHANGELOG, docs/dogfood-log.md, STRATEGY, and docs/surface-proposal.md as historical/internal records.
