Closes #2196

Problem

Model routing configured in subagents.json (model_profiles) and in the /gentle:profiles store (profiles.json) is silently ignored when a role key does not match the agent's frontmatter name exactly.

The packaged subagents declare name: gentle-ai-explore, name: gentle-ai-worker, and name: gentle-ai-verify, but operators and UI configurations naturally key them by their canonical short roles (worker, explore, verify). resolveAgentProfile() in lib/agents-config.ts performs an exact lookup on config.modelProfiles[agent.name], which returns undefined for gentle-ai-* agents. Consequently, subagents launch without --model and silently fall back to Pi's global defaultModel (the orchestrator's model).

Solution

  • Bidirectional alias lookup (modelProfileLookupKeys):
    • Implemented modelProfileLookupKeys(name: string): string[] in lib/agents-config.ts mapping gentle-ai-worker ↔ worker, gentle-ai-explore ↔ explore, gentle-ai-verify ↔ verify.
  • resolveAgentProfile:
    • Looks up candidate profile keys with exact-name precedence and alias fallback, cleanly combining model and thinking across alias entries when partially specified.
  • resolveEffectiveAgentModel:
    • Resolves agent definition and effective model whether queried via short alias or packaged prefix.
  • readMaterializedRoutingEntry & readMaterializedRoutingEntryAsync:
    • Reads subagents.json profiles for /gentle:profiles honoring alias role keys.
  • subagent_run & subagent_continue:
    • Resolves target agent definition when invoked with either short or prefixed agent name.
  • DELEGATED_PHASES:
    • Maps both short and packaged names to their respective ODD phases (worker, explore, verify).

Changes

File Change
lib/agents-config.ts Add modelProfileLookupKeys and alias-aware resolution in resolveAgentProfile
lib/agent-model-resolution.ts Support alias lookup in resolveEffectiveAgentModel
lib/odd-phase-inference.ts Add worker, explore, verify to DELEGATED_PHASES

Verification

  • Strict TDD:
    • RED: observed assertion failure in tests/agents-config.test.ts when resolving gentle-ai-worker against model_profiles.worker (model: undefined, source: unresolved).
    • GREEN: all 24 tests in tests/agents-config.test.ts and tests/agent-model-resolution.test.ts passing.
  • Integration Tests:
    • subagent_run verified to pass --model anthropic/claude-3-7-sonnet:high to child when launching worker.
    • Full test suite passed without regressions.
  • Typecheck & Integrity:
    • node scripts/check-types.mjs: 0 diagnostics, no regressions.
    • pnpm run check:runtime-modules: clean.

Summary by CodeRabbit

  • Bug Fixes
    • Agent model settings now resolve consistently when configured under either a short role name or its gentle-ai--prefixed name. Exact-name settings take precedence, with missing values filled from the alternate name.
    • Subagent dispatch and continuation can find agents using either naming format.
    • Worker, verify, and explore roles now map to their corresponding task phases.

📝 Walkthrough

Agent discovery and model-profile routing now check exact agent names and their short or gentle-ai--prefixed aliases. Profile values retain precedence over agent definitions and defaults. Phase inference recognizes short role names for worker, verify, and explore.

Changes: Agent role alias resolution

Layer / File(s) Summary
Profile key matching and precedence
lib/agents-config.ts, tests/agents-config.test.ts
Profile lookup checks the exact name first, then its short or prefixed alias. Model and thinking values resolve independently, and tests cover alias matching and precedence.
Model routing integration
lib/agent-model-resolution.ts, extensions/gentle-ai.ts, tests/agent-model-resolution.test.ts, tests/gentle-ai.test.ts
Effective model resolution and both materialized routing readers use profile aliases. Tests verify that a worker profile supplies model and effort settings to gentle-ai-worker.
Dispatch and phase aliases
extensions/gentle-agents.ts, lib/odd-phase-inference.ts, tests/gentle-agents.test.ts
Dispatch and continuation look up agent definitions by alias when an exact match is absent. Phase inference adds short role names, and a test checks launching gentle-ai-worker through worker.

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Merge profile fields before returning a routing entry.

If gentle-ai-worker has { effort: "high" } and worker has { model: "anthropic/claude-3-7-sonnet" }, this helper returns only the exact entry. Both materialized routing readers then omit the alias model, although resolveAgentProfile selects it. Normalize both entries and select each field in exact-name-then-alias order. Add a split-field case for both readers.

Add short-name phase tests.

DELEGATED_PHASES now maps worker, verify, and explore for subagent_run, but the inference and interactive-hook tests only exercise gentle-ai-* names. Add assertions for all three short names in both paths.

Thanks @carlosmoradev for picking this up so quickly, and for the TDD trail. I agree #2196 describes a real defect, but I think the alias treats the symptom and adds a new risk, so I'd like to propose a different fix before this lands.

Why I'd rather not alias names

  • The gentle-ai- prefix is there to keep packaged agents apart from user agents, and worker is a real, separate agent for many users. The orchestrator itself names them as two writers ("bounded writer (gentle-ai-worker or worker)", assets/orchestrator.md:49). With the alias, routing meant for one can apply to the other. Dispatch changes too: subagent_run with agent: "worker" launches gentle-ai-worker when no worker exists.
  • When both keys exist, resolveAgentProfile takes the model from one entry and the thinking from the other, a per-field mix that #1064 set out to remove.
  • It does not solve the class of problem: a key still has to match letter by letter, now with a second spelling. A role keyed implementer or trabajador is ignored just as silently.
  • No packaged agent was ever named worker, explore or verify (no rename in assets/agents), so there are no legacy stores to support.

What I think the fix is

The issue already points at it: normalizeProfilesFile() and parseAgentsConfig() never report keys that name no discovered agent. The defect is the silence. I'd suggest:

  1. Validate profile and model_profiles keys against the discovered agents, and warn (not reject) on unknown ones, since a key may target a repo-local agent: "worker matches no agent here; did you mean gentle-ai-worker?"
  2. Surface it where users look: the /gentle:profiles panel (mark the row, offer to rename the key) and the launch, now that #2184 shows the resolved source on the task card.
  3. Keep omitted roles valid: a profile that leaves out an agent still means "inherit", so show those as inherit rather than as errors.

This also covers session-bound and frozen profiles, which resolve through the same resolveAgentProfile.

Happy to help with it, or to pair on splitting it into a validation slice and a panel slice. @barbatdev, this is the design call I'd want your view on before more code goes in.

Thanks both, this is a maintainer decision and I am making it: I side with Matrak's review. The alias fixes the symptom but breaks the reason the prefix exists, which is precisely not to collide with user agents. If someone owns their own worker agent, we would apply the bundled agent's config to it silently, and that is the same silence we have been hunting all week (#2196, the #1064 field reports).

@carlosmoradev, would you rework the fix along the lines Matrak proposed? Validate role labels against the discovered agents, surface a suggestion in the panel and at launch ("worker did not match any agent, did you mean gentle-ai-worker?"), and keep omitted roles inheriting as today. Matrak offered to help and knows the resolver inside out, so please do not hesitate to pair on it.

If sizing the validation makes it much bigger than this slice, tell us and we will decide whether the alias ships as a clearly-labeled stopgap or the slice waits, but that is a fallback, not the fix.

Thanks @barbatdev. @carlosmoradev, happy to help. A possible split to keep each part small: (1) a pure validator that reports profile and model_profiles keys matching no discovered agent, with a "did you mean" suggestion; (2) the panel and launch surfaces on top of it. Your tests for the gentle-ai-worker / worker case carry over as the fixture for (1). Ping me here or on Discord if you'd like us to split the work.

Thanks for the work here, Carlos. After Matrak's review and my call on the thread, we are taking the rework in-house: validating role labels against the discovered agents with a did-you-mean suggestion, instead of the alias approach. Your tests for the worker/gentle-ai-worker case carry over nicely as fixtures, and the diagnosis in this PR was spot on about the silent-fallback problem. If you want to take a slice of the rework once the validator lands, happy to hand you part of it.

bug(profiles): role keys that do not match the agent name frontmatter are silently ignored — subagents inherit the orchestrator model
