Owner

uphold no longer runs guarddog.

Why: guarddog's heuristic half (a malicious release published but not yet reported to OSV) is better closed at install time by a release-age quarantine (bun minimumReleaseAge, uv relative exclude-newer, Dependabot cooldown). guarddog 3.2.0 also caps pygit2 below the first release with Python 3.14 wheels, so it does not install on a current Python, and its eleven known waivers across consumers were all false positives.

What changes:

  • The guarddog section, its version floor, report reader, waiver ledger, nested-policy waivers, unpack-directory handling and the PyPI extras lookup are removed, with their tests and fixtures. ureq and pyreq are no longer dependencies.
  • The first-party git-pin check stays as a section of its own, "git pins", over the same manifests as before (uv export --frozen for each uv.lock, each package.json's dependencies). A git source under the declared owner is checked against its remote; a git source under anyone else, a direct URL and a path outside the tree are still refused by name. Its tests no longer need guarddog installed.
  • uv export --frozen is kept, because the check reads the export.
  • GUARDDOG_NPM_INCLUDE_DEV_DEPENDENCIES is no longer read. devDependencies were never checked by default and still are not.

Waivers: before this change a [[supply_chain.waive]] row naming any scanner but guarddog was refused at load (exit 2), and guarddog rows were the only valid ones. Now a row naming guarddog still loads, is ignored, and the run prints one line per row on stderr naming it as ignored. It is a warning, not a failure, so a policy written earlier keeps working until its owner deletes the row. A row naming any other scanner is still refused at load, as before.

Consumers: a policy that asked for guarddog through a pipx:guarddog tool row can delete it, and the guarddog floor is gone from the documented floors.

Tests: the full suite passes locally, cargo clippy --all-targets and cargo deny check are clean.

Summary by CodeRabbit

  • New Features

    • Added Git-pin validation for first-party Python and npm dependencies, including commit and remote checks.
    • Added safeguards for unpinned, external, unsupported, or path-based direct references.
  • Changes

    • Supply-chain checks now use four dependency scanners alongside Git-pin validation and secret scanning.
    • Legacy Guarddog waivers are ignored with a warning; waivers for active scanners remain rejected.
    • npm development dependencies are excluded from Git-pin validation.
  • Documentation

    • Updated supply-chain guidance, scanner requirements, commands, and CI examples to reflect the revised checks.

uphold no longer runs guarddog. Its heuristic half (a malicious release
published but not yet reported to OSV) is covered at install time by the
package manager's release-age setting instead, and the scanner capped its own
dependencies so that it would not install on a current Python.

The first-party git-pin check that lived in the guarddog section stays, as a
section of its own ("git pins") over the same manifests: uv export --frozen
for each uv.lock, and each package.json's dependencies. Direct URLs, paths
outside the tree and git sources under another owner are still refused by name.
Dependencies it no longer needs are gone: the PyPI extras lookup, ureq and
pyreq. GUARDDOG_NPM_INCLUDE_DEV_DEPENDENCIES is no longer read.

A [[supply_chain.waive]] row naming guarddog used to be valid; it is still read
and ignored, and the run names each one on stderr, so a policy written earlier
keeps working until its owner deletes the row. It is a warning, not a failure.
A row naming any other scanner is still refused at load, as before.

Removed with the guarddog section (its report reader, waiver ledger and
nested-policy waivers, the PyPI extras lookup, the unpack-directory handling)
and their tests, each a function that only that section called:

📝 Walkthrough

The supply-chain flow removes GuardDog and its metadata checks, adds Git-pin validation for Python and npm dependencies, and updates scanner configuration, version-floor checks, tests, and documentation.

Changes: Supply-chain checks

Layer / File(s) Summary
Retire GuardDog and update waiver handling
src/config.rs, src/main.rs, src/supply.rs, src/supply/pypi.rs, Cargo.toml, docs/REFERENCE.md, tests/supply_chain_cli.rs, tests/fixtures/guarddog/*
GuardDog scanning and PyPI metadata processing are removed. Legacy GuardDog waivers load and are reported as ignored; waivers naming other scanners are rejected. The supply-chain runner no longer receives nested-policy data.
Validate Python and npm Git pins
src/supply.rs, src/supply/references.rs, docs/REFERENCE.md, tests/supply_chain_cli.rs
Python references are collected with uv export --frozen. First-party Git references are checked against remote refs and locked commits. Unsupported or external references are refused. npm processing reads dependencies and excludes devDependencies.
Update scanner floors and command coverage
.pre-commit-hooks.yaml, README.md, deny.toml, docs/REFERENCE.md, src/main.rs, src/supply.rs, tests/supply_chain_cli.rs
The supply-chain documentation and command descriptions reflect four dependency scanners and Git-pin validation. Tests cover scanner version floors and unreadable version output.

A package.json that cannot be read or parsed can pass the git-pin check without being inspected. This is a narrow fail-open case. Fix it and the two minor items before merging, or accept them knowingly.

Update the stale table-of-contents label.

The link anchor now points to #uphold-supply-chain--four-scanners-one-check-of-its-own-one-verdict. The visible link text still says "six scanners, one verdict", which no longer matches the section heading at Line 3325. A reader who scans the table of contents still sees the GuardDog-era count.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Report an unreadable or unparseable package.json as could-not-look. Do not count it as checked.

std::fs::read_to_string(&manifest).map(...).unwrap_or_default() returns an empty NpmSorted when the file cannot be read. sort_npm also returns an empty NpmSorted when the JSON does not parse, or when dependencies is not an object (see src/supply/references.rs Lines 247-252). In each of these cases, the manifest is still counted in checked. The section then reports Section::Clean, and the run prints "all checks passed".

The result is that a package.json whose git dependencies were never read gets a green verdict. The rest of this crate treats that shape as could-not-look, not as a pass. The removed parse-status handling used to make this case visible.

Return a distinct "unread" outcome and record it in unrun:

Isolate this test from a host uv.

supply appends /usr/bin:/bin to PATH. If the host has uv in /usr/bin (some distributions package it there), the section finds it. The test then no longer exercises the "uv is not on PATH" branch, and the exit-code and message assertions fail. The gitleaks test at Line 1699 already avoids the same hazard with supply_without_the_system_path. The --all path in this test needs no system tool other than the stubs.
