🟡 Blank reranker variables degrade local searches
When all three shell reranker variables are blank, shell_reranker_configured preserves reranking during a local switch. The saved endpoint disappears, but the runtime accepts blank variables as an API reranker and search falls back without reranking.
Learn more
A local backend switch removes the saved API reranker in clear_reranker_setup. At CLI startup, apply_reranker_env leaves shell-set values in place, even when they are empty. This helper treats any set value as a configured shell reranker and retains the enabled flag. RerankerConfig::from_env also accepts empty strings, so reranker_source selects the invalid API reranker instead of turning reranking off.
Example: Start with a saved API reranker and reranking enabled. Export RERANKER_MODEL_BASE_URL='', RERANKER_MODEL_ID='', and RERANKER_MODEL_API_KEY='', then run vera setup --potion-code. The saved endpoint is removed, but subsequent searches attempt reranking through the blank endpoint and return unreranked results with a warning.
Recommended fix: Treat empty or whitespace-only shell values as absent when deciding whether to retain reranking. Check all three values using the same nonblank criterion as read_optional_api_env, and add a local-switch test with blank shell variables.

| ### Semble benchmark, full suite | ||
|
|
||
| Vera reports `vera-graded-2-1-task-mean-v1`: primary targets have relevance 2, secondary targets have relevance 1, duplicate matching chunks receive credit once, and scores are averaged over tasks. Historical Semble published tables use binary relevance and repository/language macro averages. The comparison below uses the same graded scorer for both tools. New JSON reports record both the Semble snapshot and metric contract; older reports without those fields are `unknown-legacy` and use Vera's graded calculation. | ||
| The benchmark is the task set published with [Semble v0.5.5](https://github.com/MinishLab/semble/tree/v0.5.5): 1,251 natural-language and symbol queries across 63 pinned open source repositories in 19 languages. Each task lists the code locations that answer it. Semble is a local code search tool from MinishLab, who also publish the `potion-code-16M-v2` embedding model, so their benchmark is a demanding home-turf comparison. |

| - **Quality.** The two tools are within 1% on nDCG@10. Vera places a correct answer in the top five slightly more often; Semble has a small edge at rank 1 and rank 10. | ||
| - **Index size.** Vera's on-disk index for all 63 repositories is about a seventh the size of Semble's. | ||
| - **Speed.** Both answer a query in single-digit milliseconds at the median. Semble's query is faster because it searches vectors held in memory by a running process. Vera searches its on-disk index through memory mapping, so a new CLI process can search without loading the index first. Vera's p95 query latency is 59 ms. | ||
| - **Timing caveat.** The Vera row is the median of three full runs on 2026-10-09 on an AMD Ryzen 7 9800X3D, with shipped defaults (local `potion-code-16M-v2`, no reranker) and every index rebuilt each run. The Semble row comes from the 2026-08-23 comparison and was not re-measured on that machine, so compare the timing columns loosely. |

| ### What the numbers do and do not show | ||
|
|
||
| - Queries against a fixed index return identical results. Rebuilding an index can reorder chunks with tied scores, so two fresh builds of the same code differ by about 0.0004 nDCG@10. Smaller differences are noise. | ||
| - Ranking changes must clear a 0.5% aggregate improvement on the full suite to ship. Experiments that missed that bar are recorded in [benchmark history](benchmarks-history.md#rejected-ranking-and-chunking-hypotheses-2026-09-01) and in the [architecture decisions](adr/000-decision-summary.md). |

The Docker images are linux/amd64, but this command does not set --platform linux/amd64. On Apple Silicon, it can produce a Linux ARM64 binary. The command also does not create dist/vera, which the preceding Docker build steps require. Add both steps.

Keep the CPU timing and Semble comparison figures only in docs/benchmarks.md. In

non-numeric summaries; in packages/npm-cli/README.md lines 35–36 and

retrieval.reranking_enabled has defaulted to false since local rerankers screened below the no-reranker ranking, but API setup never set it, so a reranker saved by `vera setup --api` (including the Qwen preset) never ran. API setup now enables reranking exactly when a reranker is configured. Switching to a local backend drops the saved API reranker and turns the flag off with it, unless the shell supplies RERANKER_MODEL_*, so it does not start the slower local CPU reranker. `vera doctor` warns when a reranker endpoint is saved but reranking is off, which covers setups made with earlier versions. Local model load hints no longer name the stale ~/.vera/models/ path.

| A reranker is a cross-encoder: instead of comparing precomputed embeddings, it reads the query and each candidate together and scores how well they match. When enabled, Vera sends the top fused candidates (50 by default) through it and reorders them before code-aware ranking runs. | ||
|
|
||
| API rerankers use an explicit wire protocol, `retrieval.reranker_protocol`, with `generic` (`top_n`/`results` payload) and `voyage` (`top_k`/`data` payload) variants. When unset, hostname auto-detection picks a sensible default and can be overridden. Related knobs include `retrieval.reranker_task_instruction` and `retrieval.reranker_task_field` for providers that accept a task instruction, `retrieval.reranker_return_documents`, and `retrieval.reranker_rate_limit_wait_secs` (env `VERA_RERANK_RATE_LIMIT_WAIT_SECS`). Positive wait values enable capped quota-reset waits; unset, `null`, and `0` keep short generic retries before degrading to unreranked results. Permanent 4xx errors are not retried. See [Configuration](configuration.md#retrievalranking) for defaults and precedence. | ||
| Reranking is off by default. In screening, the tested local rerankers did not beat the code-aware ranking above, and they add latency. The Qwen API reranker did improve results when paired with Qwen embeddings. Obvious filename and path queries skip reranking because keyword evidence already settles them. If the reranker fails, Vera returns the unreranked results and says so. See [models](models.md#reranking). |

Document cancellation separately from reranker fallback.
The reranking implementation propagates cancellation instead of returning unreranked results. It returns unreranked results for other reranker errors. Qualify this statement to exclude cancellation. See crates/vera-core/src/retrieval/hybrid.rs:1079-1115.

Local backends download their assets into Vera's data directory (see [Installation](installation.md)). Jina ONNX backends also download the matching ONNX Runtime library into `lib/`, and some GPU providers need drivers or Python packages; see [Troubleshooting](troubleshooting.md#onnx-runtime-or-gpu-backend-fails).

Review comment at @docs/models.md at line 15:
Update the API mode paragraph describing the Qwen preset to identify 0.8538 as
the current local-default result and 0.8540 as the local baseline from the
separate 2026-08-23 no-reranker screening. Keep the Qwen comparison tied to the
current local default and make clear these figures come from distinct benchmark
contexts.

The query is embedded the same way, and Vera finds the nearest chunks with an exact scan over a memory-mapped vector file using SIMD instructions (by default; `VERA_VECTOR_SCAN=vec0` selects sqlite-vec instead). Neither index is enough alone. Keyword search misses code described in different words; embedding search is weak on exact identifiers. Running both covers each one's blind spots.
