Follows #1193, which is merged, and is rebased onto main. Implements #1217 as PR 1 of 2. The forward CLI move is deferred to PR 2, as the issue's step 3 says.

Before: each stash decrypt command worked out the twin column, the phase and the forced-pass obligation for itself. The engine took opt-in flags (trackSkipped, resumeFromError, canResume) so callers could switch its safety rules on. Commands could disagree about the same column, and a library caller could skip a rule.

After: @cipherstash/migrate has a ColumnMigration that answers those questions in either direction, and the engine applies the rules itself. decrypt plan, status, backfill and drop all resolve through it, and a live-Postgres scenario checks that they name the same twin.

How:

  • Rules core (column-migration.ts):
    • Pure functions deriveColumnMigration, openCounterpart, planPassFor, passProgress, deriveTwinName and manifestTwin, covered by 55 table tests.
    • ColumnMigration.load() reads cs_migrations and resolves the twin in this order: flag, recorded pairing, manifest, convention.
    • Writes go through confirmDualWrites({ waiver? }), recordDropGenerated() and recordSourceRemoved(). Each refuses what the rules forbid with a ColumnMigrationError.
    • When a pair is migrated back the other way, the dropped migration on either side becomes history, so the column starts a new migration.
  • Engine:
    • Every event records force. An open obligation forces the run, and the result says why in forcedBy.
    • Skips are always tracked.
    • A failed run resumes from its committed cursor when the mode matches.
    • Error events store errorName plus safe details, never the message.
    • The engine refuses to start while a migration of the same columns in the other direction is open.
    • Two forward fixes come with this: a forced resume no longer counts its total twice, and a forward run now resumes after an error.
  • CLI:
    • The decrypt commands use ColumnMigration.
    • decrypt status flags forward-open, twin-has-values and forced-pass-owed, and leaves out finished reversals.
    • encrypt status and quest no longer name reverse phases.
    • --confirm-plaintext-current is accepted on a later run while no forced pass has started, and refused while a started one is owed.
  • Tests:
    • decrypt-lifecycle.live.test.ts runs plan → status → backfill → status → plan overview → drop against real Postgres and applies the generated SQL. It also covers each status flag and the waiver refusal, and it replaces the mocked decrypt-status.test.ts.
    • backfill-help.test.ts holds the registry's help text to the code's constants.
  • Docs: the stash-cli and stash-encryption skills are updated. Changeset: @cipherstash/migrate minor, stash patch.

Left for review:

  • Forward live scenario. It goes with the forward CLI move in PR 2. Forward engine behaviour is covered here by backfill.integration.test.ts.
  • Remaining CLI mocks. decrypt-backfill.test.ts and decrypt-drop-plan.test.ts still mock ColumnMigration, through fake-migration.ts. That fake derives its state and its waiver rules from the real ones.
  • No startPass({ force }). The issue sketched one. A read-only planPass() takes its place, and the engine records the start.
  • Bare dual_writing events. A raw dual_writing event appended outside ColumnMigration starts a new scope and drops an open obligation. appendEvent is still exported.
  • Base behaviour, not changed here. A run killed before its first commit restarts from row 1. Concurrent runners on one column are not serialized, and the skill now says to run one at a time.
  • Forced-pass ADR. The comments cite docs/adr/0001-forced-pass-is-an-obligation.md, which is on the unmerged docs/migrate-context-and-adr branch.

Checks:

  • migrate: 201 tests pass, unit and integration, against Postgres.
  • CLI: 1643 unit tests pass, and the live suites pass on a fresh database.
  • biome check reports no errors.

📝 Walkthrough

The migration package adds a shared ColumnMigration model for migration history, twin resolution, pass planning, forced passes, resumable execution, and safe error recording. Decrypt CLI commands and status reporting now use this state. Tests and documentation cover the updated lifecycle.

The refactor introduces three defects in persisted-event compatibility and pairing enforcement that should be fixed before merging.

Independent impact: High. These changes govern migration workers that overwrite column values and authorize removal of their encrypted source. Losing a recorded forced-pass obligation can leave stale plaintext undetected before that source is dropped; other defects can unnecessarily re-encrypt entire tables or misdirect resumed library migrations.

Review feedback audit at c6b02894: no review feedback is still outstanding.

The review at d9f1c05 raised three findings. All three threads are resolved, and each fix is in the code at head:

  • [P1] Forced-pass obligations from the earlier event shape. owesUpFront (column-migration.ts:705-715) opens the obligation for a decrypt_dual_writing event with acknowledgedWith: 'force'. That is the shape the earlier decrypt CLI wrote. confirm-plaintext-current still opens nothing. Tests: column-migration.test.ts:248-279.
  • [P2] Completed forced passes from older forward histories. A completion event with no force key now takes the mode of the latest backfill_started before it (passForced, column-migration.ts:694-702). Completion events that record force are read as written.
  • [P2] Engine records twinColumn. The engine writes [twinKey]: twinColumn after spreading baseDetails, so a caller can't drop or override it (engine.ts:172-178). Integration test: backfill.integration.test.ts:560-612.

One leftover case is the safe one. Suppose an older release paused a forced pass and then resumed it without --force. That history still reads as owing a forced pass, so the next run re-encrypts more than it needs to. It never leaves stale values, so no change is needed.

This audit came from reading the code. I did not run the tests.

Comment-only review at c6b02894. I found no blocking defects. Four items should be fixed and four are nits. I read the code but did not run the tests.

The branch has merge conflicts with main and needs a rebase before it can merge.

What holds

  • The obligation state machine is correct over the legacy histories that the earlier review raised. The fixes in c6b02894 cover acknowledgedWith: 'force', legacy forward completions, and the twin recorded by the engine.
  • Resume carries the committed cursor and counts. A mode mismatch starts a fresh pass, and countPending(after) prevents a double count.
  • Error events hold only errorName and safe details. SQL takes parameters or quotes identifiers. I found no new path where plaintext reaches events, output or logs.
  • The minor bump is correct, because the removed exports were never published.
  • drop gates on phase, obligations, the recorded twin and live coverage. The engine makes its own pass plan, so a library caller cannot skip a forced pass.
  • The skill text matches the code, except for the nit below.

Should-fix

  1. A forward migration is not superseded after a reverse round-trip. See column-migration.ts:174. The superseded rule applies only when direction === 'reverse'. Scenario: forward email to email_encrypted and drop, then reverse and drop, then encrypt email again. ColumnMigration.load({ direction: 'forward' }) still reports phase: 'dropped'. confirmDualWrites() then takes the phase !== null branch at about line 539 and records nothing, so the new migration gets no dual_writing event and its obligation scope stays on the old events. Make the rule symmetric, or let confirmDualWrites record a new start when !this.open.
  2. The new decrypt status flags have no positive tests. forward-open and forced-pass-owed (status.ts:257-259) are the headline additions. The only test asserts that forced-pass-owed is absent, at decrypt-lifecycle.live.test.ts:253. Add live cases that make each flag appear. In the forced case, also assert that --confirm-plaintext-current is refused.
  3. Two backfill tests do not test what their names say.
    • At decrypt-backfill.test.ts:395, the test says the waiver "may refuse it". But the fake confirmDualWrites in fake-migration.ts:99-108 never throws and ignores waiver.
    • At line 410, the test names "a finished earlier column migration", but it uses an empty history.
    • Make the fake throw ColumnMigrationError('waiver-refused') when the obligation is not waivable. Then give the second test a real superseded history, or rename it.
  4. decrypt status reports a finished reversal as drift. In goneRows (status.ts:139-156), take a reverse migration whose drop was applied, where the plaintext column was later encrypted again under a different name. That history now reads as superseded with phase null. The row shows — and encrypted-col-missing instead of encrypted-dropped. Skip rows with migration.phase === null, or show them as finished history.

Nits

  • The registry (registry.ts:704) and the stash-cli skill say the waiver "is refused from then on" after a forced pass starts. After that pass completes, the waiver is a silent no-op. Say "refused while a started forced pass is owed".
  • resolve-pair.ts:111-114 adds "Drop --plaintext-column to continue with the recorded column" to every ColumnMigrationError. That includes the case where the twin equals the column and nothing is recorded. Add the hint only for a mismatch.
  • The test "the engine records the twin itself, so a paused run is not resumed into another" aborts before any chunk runs. So it proves the twin is recorded and a mismatch is refused, but not the resume path. Abort in onProgress after chunk 0, and fix the comment.
  • The changeset does not mention that runBackfill, published in 1.0.0, now throws ColumnMigrationError('twin-mismatch') when encryptedColumn differs from the recorded twin. Add one sentence.

Already in the base, so not counted

  • A run killed after started and before its first commit resumes from row 1, because resumeFrom ignores a started event's cursorValue. This costs more now, because the forward forced pass re-encrypts every row.
  • Two workers on the same column have no lock.

… into it

One module now owns the column-migration rules both directions follow:
which twin a column migration fills, whether it is the one in progress,
and the forced-pass obligation from ADR 0001. The engine asks it for the
pass mode and the resume point instead of taking `trackSkipped`,
`resumeFromError` and `canResume` from each caller.

- `ColumnMigration.load()` returns `{ phase, twin, obligations, blockedBy }`;
phase changes go through `confirmDualWrites({ waiver? })`,
`recordDropGenerated()` and `recordSourceRemoved()`. The rules are a pure
function of the event history (`deriveColumnMigration`, `planPassFor`),
  covered by table tests.
- Every engine event records the pass mode. An open obligation forces the
run, and the result says why (`forcedBy`). A reverse pass over a twin that
already held values is owed a forced pass unless a waiver is recorded.
- Forward runs now resume after an `error` event, count their total from
the resume cursor, and finish an interrupted `--force` pass as a forced
  pass.
- `error` events store `errorName` plus details each direction marks as
  safe, never `err.message`.
- A run is refused while the other direction's column migration of the
pair is open, or when its twin contradicts the recorded one.
- `forceObligationOpen` and `ChunkedRunEvents` are removed (unreleased).

ColumnMigration for the twin, phase, obligations and open counterpart

…he twin in the engine

- A decrypt_dual_writing event recorded as acknowledgedWith: 'force' by
the earlier decrypt CLI opens the up-front forced-pass obligation, as
  existingTwinValues does now.
- A completion event without details.force, as the earlier forward
backfill wrote, takes the mode of the pass started before it, so a
completed legacy forced pass is not owed again.
- runChunkedMigration records the twin on every event itself, so a
direct caller that passes no baseDetails cannot resume a paused run
  into a different twin.

@freshtonic thanks. I've pushed fixes for everything in your review: main is merged in 472b5ae and the fixes are in 3cf2f06.

Merge. I merged rather than rebased, as a merge commit. The conflicts were with #1193's final commits:

  • The forward manifest entry now stays after decrypt drop.
  • --confirm-plaintext-current warns "no effect" only when the column migration owes no forced pass it could waive. A later waiver over an up-front obligation still applies.

Should-fix

  1. Superseded after a round trip. The superseded rule is now symmetric. A forward drop whose twin was later reversed reads as phase: null, so confirmDualWrites() records a new dual_writing event. It is covered by a table test and by an integration test that runs your scenario end to end. That integration test fails without the fix.
  2. Status flags. New live cases make forward-open appear, and backfill then refuses. They also make forced-pass-owed appear: --confirm-plaintext-current is refused, a plain run finishes the forced pass, and the flag then clears.
  3. Backfill tests.
    • fake-migration.ts now applies the real waiver rules. In progress it records nothing without a waiver, it throws waiver-refused over a started forced pass, and it records the waiver over an up-front obligation.
    • The waiver test is split into "closes an up-front obligation" and "refused once a forced pass has started".
    • The superseded test now uses a superseded history: recordedTwinHistory is passed through to the fake.
  4. Finished reversal in decrypt status. goneRows now skips a row whose phase is null. A live test covers a drop that was applied and then encrypted again as email_v2. That test fails without the fix.

Nits

  • Waiver wording. The help text and the stash-cli skill now say "refused while a started forced pass is owed". The skill adds that the waiver has no effect once that pass completes.
  • resolve-pair hint. The "recorded column" hint now appears only when the column really is a mismatch. A self-twin gets "Pass a different --plaintext-column" instead, and there is a test for it.
  • Engine twin test. It now pauses in onProgress after a chunk has committed, with the cursor at '2'. It is refused into another twin, then resumed into the recorded one, starting after '2'.
  • Changeset. It now mentions that runBackfill throws twin-mismatch, and so does the stash-encryption skill.

I've left the two items you listed as already in the base, the started cursor and the missing worker lock, for a follow-up.

Checks. Biome reports no errors. The migrate typecheck is clean, with no new CLI type errors. Unit tests:

  • CLI: 1643 pass.
  • migrate: 200 pass, unit and integration, against Postgres.

The CLI live suites pass on a fresh database.

--confirm-plaintext-current is a no-op only when no obligation is open, so
main's warning no longer fires on a later run where the waiver closes one.
The help text and the stash-cli skill say the waiver is refused while a

- A forward column migration dropped and then reversed is superseded,
like the reverse case, so encrypting the column again records a new
dual_writing event instead of reading as 'dropped'.
- `decrypt status` leaves out a finished reversal (drop applied, column
migrated back) instead of flagging it encrypted-col-missing.
- Live tests make forward-open and forced-pass-owed appear, and check
the waiver is refused while a started forced pass is owed.
- The backfill tests' fake ColumnMigration applies the real waiver
rules, and the superseded-history test uses a superseded history.
- resolve-pair suggests the recorded column only on a real mismatch.
- The engine twin test pauses after a committed chunk and resumes it.
- Help text, skills and changeset: the waiver is refused while a
started forced pass is owed; runBackfill throws twin-mismatch.

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Document concurrent-runner support accurately.

The IS NULL guard prevents duplicate normal-row updates, but it does not serialize migration state. runChunkedMigration writes started, completed, and error events outside the per-chunk transaction. A slower concurrent process can therefore append a lower-cursor or terminal event after another process has advanced. Because current state uses the greatest event ID, that event can become the reported state.

Document concurrent encrypt backfill runners as unsupported unless a worker lock or equivalent serialization is added.

Update the concurrent-runner statement in the documentation for
runChunkedMigration to state that concurrent encrypt backfill runners are
unsupported. Do not imply that the IS NULL guard serializes migration state;
mention worker locking or equivalent serialization only as a prerequisite for
supported concurrent execution.

recordSourceRemoved wrote its dropped event without the twin, so a
forward migration closed that way could not be superseded by the
reverse migration of its twin, and re-encrypting the column later
skipped its dual-write confirmation. The stash-cli skill no longer says
concurrent encrypt backfill runners converge: nothing serializes them.

Recommendation: 🟡 merge after changes

No finding blocks the merge on its own, but add four missing tests before merging: the forced-pass refusals in decrypt drop and recordDropGenerated(), the forward waiver refusal, and the ColumnMigration.load() fallback. The two follow-ups (engine detail overwrite, scalar details crash) and the optional type fixes can wait.

Other findings not posted as comments

  • Optional: no test reaches the 'Error' fallback in safeErrorName. languages/typescript/packages/migrate/src/engine.ts:321
  • Optional: no test checks the batchRows and batchCodes that safeErrorDetails stores for an UndecryptableBatchError. languages/typescript/packages/migrate/src/decrypt.ts:451
  • Optional: no test shows the decrypt status row and encrypted-col-missing flag for an open reversal whose encrypted column is gone. languages/typescript/packages/cli/src/commands/decrypt/status.ts:156
  • Optional: forcedReason has no test for the existing-values message. languages/typescript/packages/cli/src/commands/decrypt/backfill.ts:391
  • Optional: recordSourceRemoved() has no test for the wrong-phase throw. languages/typescript/packages/migrate/src/column-migration.ts:610
  • Optional: the decrypt plan overview lines for a generated drop, an open forward migration and a twin that holds values have no test. languages/typescript/packages/cli/src/commands/decrypt/plan.ts:378
  • Optional: the forward superseded rule has no case with reverse events from before the forward drop. languages/typescript/packages/migrate/src/column-migration.ts:180
  • Optional: the doc comment on PlaintextWriteError still says the engine stores the error message in the error event. After this PR it stores errorName and safe details only. languages/typescript/packages/migrate/src/decrypt.ts:79
  • Optional: the fake ColumnMigration in fake-migration.ts types its spies as vi.fn() and casts with as unknown as, so signature changes in the real class do not fail the CLI unit tests. Type the spies with vi.fn<ColumnMigration['...']>(). languages/typescript/packages/cli/src/commands/decrypt/__tests__/fake-migration.ts:62
  • Optional: Obligation.waivable and PassPlan.force repeat reason and forcedBy, so the types allow states the rules never produce. Use discriminated unions before the types ship. languages/typescript/packages/migrate/src/column-migration.ts:95
  • Optional: decrypt status now runs two cs_migrations queries for every tracked column that is not a current EQL v3 column, including forward-only columns. The base code skipped them by checking the latest row's phase first. languages/typescript/packages/cli/src/commands/decrypt/status.ts:139

Thanks for this @tobyhede.

There's a bunch of test gap feedback to be acted on before merge, but otherwise this LGTM.

Comment thread .changeset/column-migration-api.md Outdated
A caller's checkpointDetails or errorDetails was spread after the engine's
twin, force and rowsSkipped, so it could overwrite the fields a resume
reads. The engine's fields now go last. A cs_migrations row whose jsonb
details is a scalar no longer throws in passForced.

Adds the tests the review asked for: recordDropGenerated and decrypt drop
refusing while a forced pass is owed, the forward waiver refusal, and
ColumnMigration.load reading a missing schema as no history while
rethrowing any other error. Also makes DirectionVocabulary readonly, makes
forcedReason exhaustive, and corrects the PlaintextWriteError comment.

waivable now follows from reason, and force from forcedBy, so the types no
longer admit states the rules never produce. Type-level tests checked by tsc.

…a closed migration

- safeErrorName records 'Error' for a non-Error throw and for a name that is
not an identifier, never the value.
- An UndecryptableBatchError event stores batchRows and batchCodes only.
- recordSourceRemoved refuses wrong-phase with no open migration, and on a
  second close, recording nothing.

…them

decrypt status loaded a reverse ColumnMigration (two cs_migrations queries)
for every tracked column, forward-only ones included. It now skips a key whose
latest event is not a reverse phase, as the base code did.

Also:
- Live tests for an open reversal whose encrypted column is gone
(encrypted-col-missing) and for the decrypt plan overview lines: a
generated drop, an open forward migration, a twin that holds values.
- fake-migration.ts types its spies from ColumnMigration, so a signature
  change fails the CLI typecheck.
- The changeset says the waiver is refused while a started forced pass is
owed, matching the help text and skill.
