Rebased on current main and reworked so the coverage upload keeps working: the separate upload job could not work (no checkout/artifacts in it, and codecov-action v5 requires CODECOV_TOKEN which is not configured in this repo), so the upload stays in the coverage job with v3 tokenless. Matrix rebased to [2.12.20, 2.13.18, 3.3.3] x subprojects with spark excluded on Scala 3, plus fail-fast: false so one flaky job does not cancel the rest.
