docs: drop dead subdirectory install route and gate it - #119
The repo-root migration left README.md and docs/USING.md describing a live master subdirectory install route. No pstack/ directory exists at any installable ref (master, dist, or branch tips); it survives only at historical tags. This drops the dead route, keeps a reinstall note for pre-migration installs, and gates the drift class.
Changes
README template (tools/convert.py): update guidance is now branch-agnostic; adds a one-line reinstall note for the old iap/pstack-hermes/pstack route. Regenerated README.md from pin c47b1284.
tools/check_docs.py: scans generated README.md for stale package paths and rejects the old subdirectory-install prose across README.md + docs/USING.md; four regression tests added.
CHANGELOG.md: Unreleased entry.
.build-provenance.txt: converter hash/converted_at refreshed by the rebuild; CRLF count remains 0.
uv run --frozen python tools/check_docs.py — 6/6 PASS
hermes plugins doctor "$PWD" --ci — OK
Rebuild is idempotent; only README.md + provenance changed among generated surfaces.
Summary by CodeRabbit
Documentation
Clarified that unpinned root installs can be updated in place, while pinned installs require reinstalling with a new package SHA and --force.
Updated installation instructions for use across branches and removed the obsolete master subdirectory route.
Added migration steps for former subdirectory installs: remove the old install and install the root package. For pinned installs, use --ref with the new package SHA.
Explained that Git-backed updates reapply local skill edits and may leave conflicts in git stash, while reinstalls replace shipped skills.
Updated the issue form label to identify the legacy install option as pre-migration.
• Replace the obsolete subdirectory update route with branch-agnostic guidance and a legacy
reinstall note.
• Relabel the legacy install option in the bug report form.
• Extend the docs drift gate and tests to catch stale README paths and install prose.
Keep the guidance in the converter template and regenerate the README, then enforce the known drift patterns through the existing docs gate. Editing only the generated README would be overwritten; a separate checker would duplicate the existing gate.

Walkthrough
The README template and usage guide describe root-install updates, migration from the former source-subdirectory route, and how Git updates and reinstalls affect local edits. The documentation checker and tests detect stale install-route guidance and package paths.

Summary
Update and migration instructions tools/convert.py, README.md, docs/USING.md, .github/ISSUE_TEMPLATE/bug_report.yml, CHANGELOG.md, .build-provenance.txt
The guidance covers in-place updates for unpinned root installs, pinned install updates, migration from the former subdirectory route, and how Git updates and reinstalls affect local edits. The issue form labels the old route as pre-migration. The changelog and provenance record are updated.
Stale guidance checks tools/check_docs.py, tools/tests/test_check_docs.py
The checker scans README.md and docs/USING.md for stale install-route wording and includes README.md in stale-path scanning. Tests cover stale references, legacy commands, and migration notes that direct readers to the root route.

The repo-root migration left README/USING describing a master subdirectory install route that no longer exists at any installable ref. Rewrite update guidance branch-agnostically, keep a one-line reinstall note for pre-migration installs, relabel the legacy issue-form option, and teach check_docs to scan README and reject the old prose. Rebuilt from pin c47b1284.
Address Qodo review: migrate by removing the old install and installing the root package (no --force, so caution scan consent is preserved); document --ref for pinned installs; distinguish Git update autostash from reinstall replacement; reject the legacy subdirectory install command in check_docs. Rebuilt from pin c47b1284.
The previous rebuild ran against a temp clone whose .git had disappeared, so provenance recorded an unknown revision and local-build source. Rebuilt from a stable clone at pin c47b1284 with the public origin configured.
Hermes normalizes trailing slashes before splitting owner/repo/subdir (plugins_cmd.py:323), so the docs gate must treat '/' as a terminator. Adds a regression test for the trailing-slash legacy command.
Hermes resolves both the .git/ path boundary and an explicit #subdir fragment to the pstack subdirectory (plugins_cmd.py:312-318). Cover those install spellings and keep the root URL unflagged.
Treat slash and colon as identifier boundaries instead of matching github.com in the prefix, which CodeQL flags as incomplete URL sanitization. Add SSH URL coverage.

End the pstack subdirectory token on any non-name character instead of enumerating punctuation, so query strings, fragments, and shell separators cannot bypass the docs gate.

Parse GitHub URL prefixes and accept only the repository root position, so nested paths such as acme/iap/pstack-hermes/pstack are not misclassified as this repo's legacy route.

periods in names such as pstack.tools are still recognized; add a regression
