Summary

Fixes #139

A release is now one version number, vN (the SRI generation, VERSION in compile.js). Production is whatever GitHub Deployments record per destination. main stays the trunk.

  • dist/ leaves git (it's gitignored and all files are removed from the index). Builds and tests no longer dirty branches, and there are no more dist/ merge conflicts.

  • Release workflow (.github/workflows/release.yml): when a push to main changes compile.js to a VERSION with no tag yet, the workflow:

    1. reuses the BrowserStack workflow to build once and run the unit, deploy and BrowserStack tests;
    2. uploads those exact files;
    3. publishes GitHub Release vN with scripts-vN.tar.gz and generated notes.

    workflow_dispatch retries it.

  • pnpm run deploy:

    • picks a release (newest first), downloads its archive and checks it against the SHA-256 digest GitHub recorded;
    • shows what each destination runs now, e.g. cdn: v11 (success, …) → v12 plus a compare link, then the existing per-file preview;
    • after a real deploy, records a GitHub deployment per destination (cdn, custom-domains), using gh or DEPLOY_GH_COMMAND (e.g. the Touch ID broker);
    • if recording fails it only warns, and re-running the deploy records it;
    • rollback means deploying an older release, and published SRI files are still never overwritten.
  • README Release/Deploy sections and the AGENTS.md Dist rule are updated to match.

This targets main, where v12 (#40) is already merged. This PR doesn't change compile.js, so merging it doesn't publish a release by itself. To publish the v12 release (not a deploy), run the Release workflow once on main from the Actions tab.

Before the first deploy, an admin needs to:

  • give the token broker's GitHub App Deployments: read & write;
  • optionally enable immutable releases.

Security implications

Has security impact - described as: The deploy CLI now uploads files downloaded from a GitHub Release rather than local files. It rejects any archive whose SHA-256 differs from the digest GitHub recorded for the asset. The release workflow gets contents: write only in its publish job. Credentials for Bunny and Caddy stay on the laptop; GitHub writes use gh or the configured broker.

Testing

  • pnpm run typecheck, pnpm run test:unit (68 passing), pnpm run test:deploy (20 passing).
  • A fresh pnpm run build creates only dist/latest and dist/v12, and git status stays clean.
  • actionlint passes on both workflows, and git diff --check is clean. Prettier still flags deploy.mts, as it already does on v12.
  • Dry run of the CLI, using a pseudo-terminal and a mock GitHub API serving a locally packed scripts-v12.tar.gz, compared against the live CDN:
    • releases without an archive (v11) are hidden;
    • it showed cdn: v11 (success, 2026-10-20) → v12 plus a compare link;
    • sri/v12.js would be CREATED, and the 9 latest/light/hello/auto-events files would CHANGE from the 2023/2026-08 v11 headers;
    • a wrong digest stops the deploy before anything is read;
    • temporary directories are removed.
  • Deployment recording with a stand-in gh: the broker prefix is passed through and both environments are recorded. A 403 only warns.
  • GH_DEBUG=api against a non-existent path confirmed the exact JSON body gh sends (auto_merge: false, required_contexts: [], production_environment: true). Nothing was created on GitHub.
  • Not run: a real release (it needs a push to main), a real deploy, and a real deployment record (this agent has no admin rights to clean up a test environment).

Cloudflare challenges run on the site itself, so a challenge marker in
a referrer from another non-unique hostname no longer makes the first
pageview unique.

Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The challenge page replaced the original referrer, so the pageview only
sent our own hostname. The queue turns pageviews with our own hostname
as referrer non-unique, which undid the unique arrival.

The cleaned referrer has no www. and can carry an overwritten hostname,
so www sites kept sending their own hostname as referrer (which the
queue turns non-unique) and sites with a matching non-unique hostname
sent unique=false. Check the raw referrer first, before sameSite.

Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The cleaned referrer has no www. and uses the defined hostname, so on
www sites and sites with data-hostname internal page loads and manual
pageviews were sent as unique, and SPA pageviews and events on
data-hostname sites lost their referrer. Compare the raw referrer host
with the location host, and treat later pageviews as same-site.

Stop committing dist/. Bumping VERSION in compile.js on main now publishes
GitHub Release vN with the BrowserStack-tested build as scripts-vN.tar.gz.
pnpm run deploy picks a release, verifies its digest, shows what each
destination runs now, and records a GitHub deployment per destination.

📝 Walkthrough

The changes add a workflow that builds, tests, and publishes versioned script archives. The deployment CLI selects and verifies a release archive, prepares files from it, and records deployment results for selected destinations.

Changes: Release and deployment flow

Layer / File(s) Summary
Build and publish release archives
.github/workflows/browserstack.yml, .github/workflows/release.yml, package.json, .gitignore, AGENTS.md, README.md
The BrowserStack workflow can upload dist/ as an artifact. The Release workflow reads the version, runs tests, and publishes a scripts-vN.tar.gz archive. Repository guidance describes the release process and treats dist/ as uncommitted build output.
Select and prepare a release
deploy.mts, README.md
The CLI lists releases that contain the expected archive, prompts for a release, verifies the downloaded archive’s SHA-256 digest, and prepares deployment files from the extracted contents.
Preview and record deployment status
deploy.mts, .env-default, README.md
The CLI displays release and destination deployment information. It records success or failure for each selected destination through DEPLOY_GH_COMMAND or gh. The README describes deployment and rollback instructions.

Merge Risk: 🟡 Moderate · up to e14d1

The release workflow can publish an archive under a tag that identifies a different commit, which weakens the traceability this change is meant to provide. A few smaller deployment-flow concerns also remain open. Resolve the tag mismatch before merging.

Security architecture risk: 🟡 Moderate · up to e14d1

Digest verification, main-branch gating, tested-artifact transfer, and manual deployment confirmation provide useful controls. However, release recovery can associate an archive with a tag identifying different source, and deployment history can disagree with production after partial failure. These gaps weaken production traceability and rollback confidence.

Retained concerns

  • Medium · security · inferred: An incomplete release or pre-existing version tag can be reused while publishing an archive built from a later main commit. The workflow replaces the asset and sets the release target, but does not verify or update an existing tag's resolved commit. Archive digest verification still succeeds, while deployment records and comparison links identify the tag rather than the archive's actual source. This introduces a provenance and rollback-identity gap. The completed-release guard prevents this during ordinary reruns of a fully published release, but does not cover incomplete-release recovery or pre-existing tags.
  • Medium · reliability · observed: The new destination running-release record is not coupled to remote file state. Uploads can change latest scripts before a later upload, verification, or purge fails. The attempt is then recorded as failure, and the next release display selects the previous successful record as current. Recording failures and process interruption can also leave stale history. A rerun can skip unchanged files without retrying a previously failed CDN purge, yet record success. Non-atomic writes already existed; this PR newly presents a success-only ledger as production state, weakening security-remediation and rollback confidence.
Security review details

Security Blast Radius

  • inferred — A wrongly attributed or unintended archive can reach the selected CDN and custom-domain destinations and their downstream script consumers. This path requires trusted release-production influence and an authorized operator's deployment; the inspected flow does not establish an unauthenticated route to production writes.

Security Findings and Attack Paths

  • inferred — The supported security concern is provenance confusion during existing-tag or incomplete-release recovery, not a demonstrated arbitrary-user bypass. A verified asset can contain later-commit output while its deployment ref names an earlier tag commit, impairing investigation and rollback attribution.

Trust Boundaries and Controls

  • observed — Release metadata and its digest come from the same GitHub repository authority. SHA-256 verification detects disagreement between the downloaded bytes and that metadata, but the deployment consumer does not verify build provenance or resolve the tag against the producing commit. The build and external test-action execution context now supplies production release artifacts.

Resilience and Maintainability Implications

  • observed — Remote previews and post-upload verification provide counterevidence against silently accepting wrong file contents. They do not undo partial writes or make deployment records authoritative. The write-before-verification ordering existed at the base; the success-only running-release interpretation is new.

Hardening Proposals

  • proposed — Bind each archive to its producing commit and require any existing version tag to resolve to that commit before publication or deployment. Reject mismatches rather than silently reusing version identity.
  • proposed — Represent interrupted and partially applied deployments as unknown or mixed state until reconciliation. Coordinate destination ownership across invocations, and make recovery retry outstanding verification and cache invalidation even when file bytes are unchanged.

Explanation

The PR meets the coding requirements in #139. The release workflow reads VERSION, runs the BrowserStack workflow with the built dist/ artifact, and publishes scripts-vN.tar.gz as a GitHub Release. pnpm run deploy selects releases with recorded asset digests, verifies the downloaded archive, previews destination state, supports older releases, protects immutable SRI files, and records successful cdn and custom-domains deployments. The PR removes tracked dist/ output and keeps credentials and deployment manual. The reported unit and deploy tests cover the changed behavior.

Explanation

The changes stay within #139. The BrowserStack workflow input, release workflow, package scripts, environment configuration, tests, README, and AGENTS.md changes support tested release artifacts, deployment traceability, rollback, or removal of tracked dist/. No unrelated change is demonstrated.

SDLC label: change: needs review because Replaces the production release and deploy pipeline for the customer-facing tracking scripts: dist leaves git, a new workflow publishes GitHub Releases with contents: write, and pnpm run deploy now uploads bytes downloaded from a release instead of local files, materially changing deployment safety and rollback behaviour for the CDN and custom-domain servers

Do not report a failed deployment as the current release.

When an environment has no previous deployment records, a failed first deployment can be the only record on the next invocation. renderRelease prints its ref regardless of its status, and skips the comparison when that ref matches release.tag.

Filter out non-successful deployments and handle the case where no successful deployment exists. Select the newest successful record by inspecting records explicitly; do not assume that per_page=10 or API response order identifies it.

🗄️ Data Integrity & Integration | 🟠 Major | 🏗️ Heavy lift

Do not record a partial selection as the destination’s version.

If an operator deploys only auto-events or only SRI, latest.js can remain on the previous release. This call still records ref=${release.tag} for the whole cdn or custom-domains environment. The next preview can therefore report the new release as running at that destination when its latest script is still old. Record versions at the selected script or variant level, or update the destination-level version only when the deployment actually advances that destination’s latest script.

Update the version-recording call that uses release.tag so partial deployments
of auto-events or SRI do not mark the entire cdn or custom-domains destination
as running that release. Record the version at the selected script or variant
level, or update the destination-level version only when deployment advances
that destination’s latest script.

Invoke callback on the keepalive fetch path.

callback is attached to image.onload and image.onerror at Lines 341-344. When keepalive && window.fetch succeeds, the code returns without setting image.src. A successful fetch therefore never calls callback. The callback runs only when fetch rejects and the image fallback fires.

Inline events pass no callback, so this is latent today. sendEvent and defaultEventFunc now forward a fourth keepalive argument. Any caller that passes both callback and keepalive silently loses the callback.

Use the two-argument .then. A callback that throws then does not trigger a duplicate image send.

Update the keepalive fetch flow in the image-sending function to invoke callback
when fetch succeeds, while retaining image.src as the rejection fallback. Use
separate fulfillment and rejection handlers so a callback exception does not
trigger a duplicate image send.
test/unit/helpers/dom.js: 1

5-5: 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Document the build prerequisite for standalone unit tests.

test:unit reads generated files under dist/, but it has no pretest:unit hook. A fresh checkout without dist/ can therefore fail with ENOENT. The release workflow already builds before running the tests. Make the standalone prerequisite explicit in the README.

Suggested documentation fix
 ## Run this locally

 Install the pinned Node and pnpm versions, run `pnpm install --frozen-lockfile`, and then use `pnpm run watch`. Every file will be validated and compiled on save. We minify our scripts with [UglifyJS](http://lisperator.net/uglifyjs/), a well-known JavaScript minifier.
+Before running `pnpm run test:unit` directly, run `pnpm run build` to create the generated files under `dist/`.

test/unit/helpers/dom-auto-events.js: 1

1-78: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

Remove the duplicated DOM helper.

This file is a copy of test/unit/helpers/dom.js. Only SCRIPT_PATH differs. Both copies must stay in sync. This includes the Image stub, the sendBeacon stub, the performance stub, and the settings injection. Add a scriptPath option to createDOM in dom.js. Then delete this file.

♻️ Proposed refactor in `test/unit/helpers/dom.js`
 function createDOM(options = {}) {
   const {
     url = "https://example.com/",
     navigationType = "navigate",
     settings,
     beforeRun,
+    scriptPath = SCRIPT_PATH,
   } = options;
...
-  const script = readFileSync(SCRIPT_PATH, "utf8");
+  const script = readFileSync(scriptPath, "utf8");

In test/unit/auto-events.test.js, call createDOM({ scriptPath: "dist/latest/auto-events.js", beforeRun }). This replaces the import from ./helpers/dom-auto-events.

v12 landed on main as one squash commit, so the shared v12 history
conflicted. The result is main plus this PR's own commit.

- Deploy and record one destination at a time, so a failure on Caddy no
  longer records the CDN as failed (and the other way around).
- Record a release only when latest.js is part of the deployment.
- Show the newest successful deployment as what a destination runs, and
  list newer failed attempts.
- Run the release workflow's version job only on main.
- Build before the unit and deploy tests, now that dist/ is not
  committed.

Replies to the two CodeRabbit findings outside the diff, both fixed in b328795:

renderRelease reported a failed deployment as the current release. It now reads the last 10 deployments for each environment, sorts them by created_at, and walks them until it finds one whose status is success. That one is shown as what the destination runs, with the compare link from it. Newer failed attempts are listed above it, and with no success it says no successful deployment. Verified with a stubbed GitHub API that returns deployments in reverse order:

cdn: v12 failure on 2026-10-22
cdn: v11 (deployed 2026-10-01) → v12
  https://github.com/simpleanalytics/scripts/compare/v11...v12
custom-domains: v12 failure on 2026-10-22
custom-domains: no successful deployment → v12

A partial selection was recorded as the destination's release. A deployment is now recorded only when it includes latest.js (the default script with the Latest variant). Deploying only auto-events, SRI or light leaves the recorded release unchanged, and the CLI says it wasn't recorded. The deployment description still lists the selected scripts and variants.

deploy.mts:531-571
🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Paginate the release list beyond 20 releases.

The lookup stops after 20 releases. After the repository publishes more than 20 releases, an older scripts-vN.tar.gz cannot be selected. This breaks the documented rollback workflow. Follow GitHub pagination or resolve the requested tag directly while retaining the archive and digest checks.

Update listReleases so releases older than the first 20 can be found, either by
following GitHub pagination or by resolving the requested tag directly. Preserve
the existing archive lookup and digest handling so the rollback workflow can
still validate the selected archive.

Handle release assets without a recorded digest before selection.

listReleases() includes matching archives with a null archive.digest. The selection flow can offer such a release, but downloadRelease() rejects it because the computed digest cannot equal null.

Exclude releases without a digest before selection, or show a clear unsupported-release message.

.github/workflows/release.yml:39-41
🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Check for a published release, not only a tag.

If publication fails after the draft release is created, the tag already exists. A rerun then sets released=true and skips the release, although no downloadable release was published. GitHub CLI creates a missing tag during release creation, and draft creation and publication are separate operations. Resume the draft or check for a published release with the expected archive before skipping. (cli.github.com)

Page through releases to retain older rollback choices.

Once 20 newer releases occupy the first page, listReleases cannot offer an older archive. The CLI then cannot perform the documented rollback to that version. Fetch subsequent pages, or provide a way to select a release by tag. (docs.github.com)

Search beyond the first 10 deployments for a successful deployment.

If 10 later attempts fail, the last successful deployment falls outside this response. renderRelease then reports “no successful deployment” even though an earlier successful release remains recorded. Follow deployment pages until a success is found, or state explicitly that the search was incomplete. (docs.github.com)

Update the deployment lookup used by renderRelease so it searches beyond the
first 10 results, following deployment pages until it finds a successful
deployment. If the search cannot be completed, report that it was incomplete
rather than claiming no successful deployment exists.

- Only skip a release when a published release has its archive, so a
  failed publish after the draft can be retried.
- List up to 100 releases, and only those with a recorded digest.
- Say how many deployments were searched when none succeeded.
- README: only deployments with latest.js are recorded.

Replies to CodeRabbit's newest findings outside the diff, fixed in 75b052e unless noted:

  • Releases beyond the first 20 (raised twice): listReleases now requests per_page=100. At one release per script version, that covers far more than we'll publish.
  • Releases without a recorded digest: they're no longer offered. A stubbed API that returned v13 (digest null), v12 (with digest) and v11 (no archive) offered only v12.
  • A tag alone marked a version as released: the version job now treats a version as released only when gh release view finds a published (non-draft) release with scripts-vN.tar.gz, so a failed publish can be retried. Checked against the live repository: v12 (missing) and v11 (published, no archive) both give released=false. A published release that has the expected asset gives true. actionlint passes.
  • No success among the first 10 deployments: renderRelease now says no successful deployment in the last N instead of implying there is none at all, and no recorded deployment when the environment has none. Fetching more pages would cost one status request per deployment against the unauthenticated rate limit, and 10 failed attempts in a row is already worth a closer look.

If an earlier run created the draft but failed to publish it, upload the
archive to that draft and publish it at the tested commit, instead of
creating a second draft for the same tag.

Only drafts are retried, so a retry never attaches a new archive to a
published release whose tag points at another commit.
