Summary

Some team-file settings were never compared, so changing them didn't show up in a plan:

  • controls:: fleet-plan only read controls.scripts and the profile lists. No other control was compared: macos_updates, enable_disk_encryption, windows_enabled_and_configured, setup_experience, and so on. That's why fleet-gitops#132's minimum_version 26.5 → 27.0.1 change was missing from its plan. A plan also couldn't show an apply that turns off Windows MDM.
  • agent_options: path:: the reference was never followed. fleet-plan compared the literal path key, Fleet doesn't return one, and the whole block was skipped without a warning. fleet-gitops points every team and default.yml at lib/all/agent-options.yml, so agent options were never compared anywhere.

Changes

  • internal/parser
    • ParsedTeam.Controls and ParsedTeam.AgentOptions hold each team's raw controls and agent_options.
    • agent_options: path: is now followed, for team files and default.yml alike. It goes through safePath, so a path outside the repo is a parse error.
  • internal/diff
    • Team controls are compared against the team's mdm object. setup_experience sub-keys are mapped to the older macos_setup names the team API still returns. Scripts and profiles keep their own diffs.
    • No-team (Unassigned) controls are compared against global config.mdm, which uses the current names.
    • Team agent_options are compared against the team's agent_options.
    • All of these also go through the baseline drift pass.
    • A new diffFlat helper replaces the copies of this comparison in diffConfig and diffTeamSettings. Changes from both are now sorted.
    • Numbers are printed in plain decimal. JSON decodes every number as float64, so 26214400 printed as 2.62144e+07 and never matched the YAML value. This affected any large number, and agent options were the first place it showed up.
  • Review follow-ups (diff-reviewer agent):
    • A control Fleet reports as "" is treated as unset, so setting it shows up. The main case is turning on OS update enforcement for the first time. File-path values are still skipped, because Fleet stores those by name and reports "" for them.
    • Secrets are redacted. Values under secret-looking keys (secret, password, token, access_key, …) render as (redacted). Agent options now appear per team in PR comments, and Fleet doesn't redact them.
    • If the team object has no mdm or agent_options, controls / agent_options is now reported as skipped instead of dropped without a word.
    • Scripts and profiles are left out of the global controls diff as well.
    • agent_options: path: combined with other keys is a parse error, instead of silently dropping those keys.
  • docs/Architecture.md: diff table and parser notes updated.

Test plan

  • go build ./...
  • go vet ./...
  • go test -race ./.... New tests, each written first and failing before the fix:
    • parser: controls and agent_options parsing, plus path traversal
    • diff: team controls and agent options, no-team controls with baseline, large numbers
  • golangci-lint run reports no issues
  • Coverage did not regress (92.4% total)
  • Validated against live Fleet:
    • fleet-gitops main plans as no changes, so the new comparisons add no false positives.
    • In a copy of fleet-gitops, I edited minimum_version, windows_enabled_and_configured and logger_rotate_size. The plan showed exactly those rows: Unassigned and Workstations controls, plus agent options globally and per team.

Invariants

  • API client still issues GET only — no Fleet state is mutated
  • HTTPS still enforced (FLEET_PLAN_INSECURE=1 remains the only escape hatch)
  • No secrets in code, logs, output, fixtures, or CI comments. $VAR placeholders are skipped, as before. Agent option values now appear in comments, the same way global agent options already did.
  • No platform-specific code

Summary by CodeRabbit

  • New Features
    • Configuration comparisons now include team controls and agent options, plus controls in configurations without a team.
    • Team and default configurations can load agent options from referenced files.
    • Comparisons recognize legacy team setup fields and the teams spelling.
  • Bug Fixes
    • Numeric values are compared consistently across JSON and YAML.
    • Empty API values are distinguished from missing values, and changed values under secret-looking keys are redacted.
    • Baseline drift checks use the corresponding global or team settings.
    • References outside the repository are rejected.

fleet-plan only read controls.scripts and the profile lists from a team
file, so every other control (macos_updates, enable_disk_encryption,
windows_enabled_and_configured, setup_experience, ...) was never compared.
A plan could not show fleet-gitops#132's minimum_version change, or an
apply that turns off Windows MDM. agent_options given as `path:` was also
never followed, so the literal `path` key was compared, found nothing in
the API, and the whole block was skipped silently.

- parser: keep each team's controls and agent_options; resolve
agent_options path: (team files and default.yml), path-traversal guarded
- diff: team controls vs the team's mdm object, mapping setup_experience
  to its legacy macos_setup names; no-team controls vs global config.mdm;
team agent_options vs the team's agent_options; all through the
  baseline drift pass
- diff: one diffFlat helper replaces the copies in diffConfig and
  diffTeamSettings
- diff: print floats in plain decimal (2.62144e+07 never matched 26214400)

Against live Fleet, fleet-gitops main still plans as no changes; editing
minimum_version, windows_enabled_and_configured, and logger_rotate_size
in a copy shows exactly those rows.

📢 Thoughts on this report? Let us know!

- Report a control Fleet holds as "" being set (first-time macos_updates
enforcement) instead of skipping it; file-path values, which Fleet stores
by name and reports as "", are still skipped. Absent keys are told apart
  from empty ones via lookupNested.
- Redact values under secret-looking keys (secret, password, token,
access_key, ...) in config changes: agent_options now render per team in
MR comments, and Fleet does not redact them.
- Report "controls" / "agent_options" as skipped when the team object lacks
mdm or agent_options, instead of dropping them silently.
- Leave scripts and profiles out of the global controls diff too.
- agent_options: path: with sibling keys is a parse error rather than
silently dropping the siblings; reuse readYAMLRef.

Walkthrough

The parser now captures team controls and resolves agent_options.path references in team and default files. Configuration diffs compare controls and agent options, including no-team controls against global MDM settings. Comparisons also handle empty and missing API values, redact changed secret values, and format floating-point values as plain decimals.

Configuration parsing and diffing

Layer / File(s) Summary
Parse controls and agent options
internal/parser/parser.go, internal/parser/parser_test.go, docs/Architecture.md
Parsed team data now includes controls and agent options. Team and default-file agent-options paths resolve relative to their YAML file. Resolution errors are reported, and tests cover nested values and repository-root path validation.
Compare configuration and API values
internal/diff/differ.go, internal/diff/differ_test.go, docs/Architecture.md
Configuration diffs compare team settings, controls, and available agent options. No-team controls are compared with global MDM settings. The diff handles empty and missing API values, redacts changed secret values, and formats floating-point values as plain decimals. Tests cover legacy setup-field names, baseline behavior, and numeric equivalence.

…gent_options

- isSecretKey matches the whole key path, so leaves under a credential
  block (credentials.aws.key) are redacted too.
- A non-mapping agent_options (team file or default.yml) is a parse error
  instead of being silently ignored.

Addresses CodeRabbit review on #69.
