Why

bosh create-env passes the Director agent's mbus URL, Basic Auth password included, to the CPI. The CPI writes it into IaaS VM metadata (vSphere guestinfo, AWS/GCP/Azure user data). Anyone who can read that metadata can authenticate to the agent, and the password is never rotated.

What

  • New stdlib-only package github.com/cloudfoundry/bosh-agent/v2/agentpassword. bosh-cli imports it to create verifiers; the agent uses it to check them.
    • Verifier format: bosh-hmac-sha256$<salt>$<hmac>
      • salt: 16 random bytes
      • hmac: HMAC-SHA256(key=salt, msg=password)
      • Both are unpadded URL-safe base64, so the verifier needs no escaping in a URL.
    • HMAC-SHA256 is FIPS-approved. A single pass is enough because these passwords are machine-generated, with roughly 100–190 bits of entropy.
  • HTTPS dispatcher behavior:
    • If the configured password has the verifier prefix, the agent parses it at startup and refuses to start if it is malformed.
    • Requests must then send Basic Auth with a matching username and a non-empty password of at most 1024 bytes that verifies. Comparisons are constant-time.
    • A plaintext password keeps the existing whole-header constant-time compare, so existing environments and older CLIs are unaffected.

Compatibility

CLI Stemcell Result
old new agent plaintext in metadata, legacy compare, works
new stemcell without agent_features: [http-password-hmac-sha256] CLI doesn't hash, works
new stemcell with the feature verifier in metadata, CLI sends plaintext, verifier compare

Review in Change Stack →

Walkthrough

The change adds an agentpassword API to create and validate hashed password verifiers in HTTPS URLs. HTTPSDispatcher uses those verifiers to authenticate Basic credentials while retaining plaintext-password authentication. HTTPS handler construction now returns dispatcher errors, and HandlerProvider.Get propagates those errors.

Suggested reviewers: selzoc

Priority: ➖ Normal

Merge Risk: 🔵 Low · up to 50adb

HTTPS agents configured with a colon in the username reject matching credentials when using a password verifier. This is a narrow compatibility issue to fix or explicitly accept before merging.

Security architecture risk: 🔵 Low · up to 50adb

The inspected authentication path reduces credential exposure without expanding privileged routes or bypassing authentication. Remaining uncertainty concerns coordination between clients, agent images, metadata production, and rollback; that integration was not available for verification.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The inspected authentication boundary protects both agent requests and blob operations on the configured agent HTTPS endpoint. Compromise of an accepted credential reaches both route families; the PR does not introduce route-specific privileges or establish additional tenant, environment, or downstream-service exposure.

Security Findings and Attack Paths

  • inferred — In verifier mode, knowledge of the metadata verifier is not sufficient for the previous literal-password authentication path: requests must supply a password whose HMAC matches. The public salt and digest still permit offline password guessing, so resistance depends on the producer's password entropy. Before this change, the same configured value was directly usable as a credential.

Trust Boundaries and Controls

  • observed — Verifier selection comes from startup configuration, not from a request-controlled mode switch. Although the constructor still builds a Basic header containing the configured value, verifier-mode requests cannot use that legacy comparison. Both registered route families enforce authentication before dispatch.

Resilience and Maintainability Implications

  • observed — HashURL performs generation on a newly parsed URL and returns no result on validation or random-generation failure. Repetition from the original password generates a fresh salt; passing an already-prefixed result is rejected. Matching reads private verifier state and creates per-request HMAC state, avoiding a new shared mutable authentication accumulator.

Hardening Proposals

  • proposed — Validate the consuming release's feature negotiation, high-entropy password generation, and rollback pairing of agent version with credential representation before enabling verifier-bearing metadata. These are integration assurances, not observed failures in this PR.

I don't think we need this to be defined by the agent at all, since we control the whole ecosystem.

Codex agent here. Removed SupportedFeatures and the agent feature-reporting interface. The builder now maintains agent_features with the pinned agent release. The CLI still uses the stemcell marker before writing verifier metadata.

Codex agent here. Checked the Windows CI failure: the Message Bus Suite passed all 54 specs. The failing job-supervisor cleanup reports a locked job-service-wrapper.exe and log file in unchanged Windows supervisor specs; this appears unrelated to the authentication changes. The overall Windows check remains red.

bosh create-env passes the Director agent's mbus URL, including its
Basic Auth password, to the CPI. The CPI writes it into IaaS VM
metadata (vSphere guestinfo, AWS/GCP/Azure user data), where anyone
with read access to that metadata can see it. That password is never
rotated.

Let the configured mbus password be a verifier instead:

  bosh-hmac-sha256$<salt>$<hmac>

salt is 16 random bytes, and hmac is HMAC-SHA256(key=salt,
msg=password). Both are unpadded URL-safe base64, so the verifier
needs no escaping in URL userinfo. HMAC-SHA256 is FIPS-approved, and
it is enough here because the passwords are machine-generated with at
least ~100 bits of entropy.

The hashing and verification code lives in a new stdlib-only package,
agentpassword, so bosh-cli can import it to produce verifiers without
pulling in agent dependencies.

When the configured password has the verifier prefix, the agent
parses it at startup and fails to start if it is malformed. Requests
must then carry Basic Auth with a matching username and a password
that verifies. Plaintext passwords keep the existing whole-header
constant-time comparison, so older CLIs and existing environments are
unaffected.

Use HashedPassword, IsHashedPassword and ParseHashedPassword to describe the credential representation. Prefix detection deliberately includes malformed reserved-format strings so parsing fails closed instead of treating them as plaintext. Explain that already-hashed input requires the original client password.

🟡 Changes recommended

Verifier generation currently accepts credentials that the dispatcher’s 1024-byte limit makes impossible to authenticate.

Use the same maximum plaintext password length when generating metadata hashes and authenticating requests. Oversized credentials must fail in the CLI before VM creation rather than producing metadata for an agent that its original credentials cannot reach.

Preserve encoded-colon usernames in verifier authentication.

HashURL preserves a username such as user%3Ateam as user:team. The verifier path then calls request.BasicAuth(), which splits user:team:password at the first colon. The username comparison fails, so matching requests receive 401 Unauthorized. The previous plaintext path compared the complete header and accepted the same credentials.
