Owner report (2026-10-27): Gemini and ChatGPT (free tier) had no idea what the default template was or what to change first, and finished apps kept the starter "Checklist". Prod telemetry: ChatGPT never called open_app, rewrote pages/index.tsx, and left layout.tsx NAV saying "Checklist" on the live app.
Owner decision: templates are minimal; patterns live in examples that agents copy.
Pin outer-templates 368cc59 (Minimal templates + examples outer-templates#5, Scoped R2 credentials per fleet #6): app and website templates are branded shells with nothing to delete (the website shell is static, asset-only, with a branded 404); six examples under examples/ (list-form, passkeys, photos, blog, newsletter, landing), each checked on a fresh template copy in that repo's CI.
New public read-only MCP tool examples: examples lists (filter by template), examples {name} returns the README + files. Read from the vendored templates bundle at the pinned sha, extracted once per sha into <data>/examples/<sha> (single-flight, symlinks skipped, contract caps).
Agents are pointed at it: INSTRUCTIONS, the create_app success text (template-aware, names the live examples), open_appnext, about, docs.
create_app only says "is live" when the seed deploy succeeded (it said so on failures too).
Deploy: upload before migrating a database the live version doesn't declare. Existing apps migrate through the live fleet before upload; a live static site (or any version lacking the database) can't run the migration (RuntimeFailed), so the site could never gain a database. New deploy::manifest is the single live-manifest reader (console_data uses it). A migrate failure on that path is failed with "the new version is live without them" and last_deploy_sha follows what's served; first-deploy semantics unchanged.
Live on prod (outer:865c0bc, templates 368cc59), throwaway account:
app shell create → branded "Nothing here yet", console clean; passkeys + photos copied via examples → stage → check → ship; Playwright with a CDP virtual authenticator 12/12 (sign-up, sign-out, members gate, sign-in, upload in feed, image 200 + ETag, signed-out upload 403).
website shell create 24 s success; / 200, unknown path 404 html; newsletter example added → deploy order deploy then migrate (6.7 s), success; signup 200, cross-origin POST 403.
Tool count 59 → 60. No migration. fmt, clippy, cargo test (1038+) and web build + validate pass; CI green.
New apps are empty branded shells; proven patterns live in examples/
in outer-templates and are served from the pinned bundle: the reader
extracts only examples/ into a per-sha cache dir (atomic create_dir
single-flight, contract enforced, bad examples skipped with a warn).
The examples tool lists (template-filtered) and returns README + files
with the 200 KB budget style. INSTRUCTIONS, create_app (template-aware,
hint built from the live list), open_app next and about point at it.

Walkthrough
The change adds a catalog for examples stored in the pinned template bundle and exposes listing and retrieval through a new MCP tool. App creation and agent guidance now point to examples, and documentation describes the tool and the empty app and website shells.

Validate reference.sha before using it as a path component.
reference.sha comes from current.json in the store. The code joins it onto the cache root and later passes the result to remove_dir_all (Lines 175 and 202). templates::sync validates the sha before it writes the pointer. This reader trusts the stored value without checking it. If the value is an absolute path or contains .., join leaves the cache root. A cleanup would then delete the directory it points to. Reject anything that is not a 40-character lowercase hex sha.

Retry when the extracting caller removes the cache directory.
When extract fails, it removes target. wait_ready does not detect that removal, so concurrent callers can wait for the full 30 seconds. is_stale then returns false for the missing directory, and those callers return the timeout error.
Return from wait_ready when the directory disappears. Retry the atomic create_dir operation. If another caller wins that retry, wait for its READY marker instead of failing immediately.

Surface traversal errors without changing the skip-invalid contract.
The skip-invalid contract can remain for malformed examples. However, load_examples converts a top-level read_dir failure into a successful empty catalog and drops DirEntry errors. collect_files drops traversal errors and causes the whole example to be omitted without a warning. These errors can hide valid examples or produce an incomplete catalog.
Log and skip the affected example for per-entry failures, propagate the top-level catalog read failure, and skip the entry when file_type() fails before calling path.is_dir() or path.is_file(). The extraction path already propagates source traversal errors and skips source symlinks, so the symlink change protects reads of the cached tree rather than fixing source extraction.

The structured text of a truncated file contains the markdown header and fence.
cut is a slice of block, not of file.text. block starts with ## <path>\n```\n. The structuredContent entry for the truncated file therefore starts with that header. Non-truncated entries on Line 187 hold the raw file.text. Clients that read files[].text get different content depending on whether truncation applied.
If room is smaller than the header, the cut can also end inside the header. This case is skipped only when cut is empty.
Cut file.text after reserving room for the header. Use the same cut text in both outputs.

The truncation guidance names a step the tool cannot perform.
The examples tool accepts only name and template. It has no per-file input. The text "read the rest file by file" and "fetch the remainder" gives the agent no way to get the cut files. State the real behavior: files past the budget are marked as skipped or truncated in the result. Tell the agent which action to take. For example, tell it to copy the files that arrived and write the rest from the README.
